精益理论改进实验室流程管理的应用研究

【摘要】:第三方检测行业在我国方兴未艾,不仅促进了我国经济的发展,也为国民生活水平的提高做出了重要贡献。然而,我国的第三方检测行业虽然规模世界第一,但整体的运营质量水平与国际同行业还有非常大的差距,其关键原因在于我国第三方检测实验室的流程管理体系观念落后,管理手段陈旧。为了能改变这个局面,本人以就职过的一家国际知名第三方检测集团在天津的金属材料实验室为研究对象,在详细介绍和分析了金属材料实验室流程的基本现状与存在问题的基础上,将成熟应用于工业领域的精益理论应用到实验室的流程改进工作中。本研究着重结合价值流图法、数据统计法和PDCA循环法,探讨精益制造在检测实验室流程管理的实施方案,寻找提升实验室内部管理流程水平和服务质量,使其更好发展的相关路径:本文首先利用价值流图对实验室内部各流程环节进行了梳理和分析,重新认识并识别浪费,从中找到了实验室流程中真正的薄弱环节。然后,在利用精益制造理论关于流程优化的观点和方法,对实验室流程进行重新改进,制定实施减少浪费的方案。最后,利用实验室信息管理系统的数据采集功能建立起了持续的质量评价反馈管理体系,使实验室管理者能及时发现影响整体流程的问题环节并加以干预,最终实现持续改进。在初期的改进流程工作实行后,已证明实验室的各项质量指标均大幅提高并全部达到了预期目标。相信本文对国内其他检测实验室的流程改进工作可以起到一定的借鉴作用。
[Abstract]:The third-party inspection industry is in the ascendant in our country, which not only promotes the economic development of our country, but also makes an important contribution to the improvement of the national living standard. However, although the third-party inspection industry in our country has the largest scale in the world, there is still a great gap between the overall operational quality level and the international trade. The key reason is that the concept of process management system of the third-party testing laboratory is backward in our country. The means of management are out of date. In order to change this situation, I took the metal material laboratory in Tianjin, a well-known international third-party testing group, as the object of study. Based on the detailed introduction and analysis of the basic status and existing problems of the process of metal materials laboratory, the lean theory applied to the industrial field is applied to the process improvement of the laboratory. This research focuses on the value flow chart, data statistics and PDCA circulation method, discusses the implementation scheme of lean manufacturing in testing laboratory process management, and seeks to improve the level of laboratory internal management process and the quality of service. First of all, this paper uses the value flow chart to sort out and analyze the internal process links in the laboratory, re-recognize and identify the waste, and find out the real weak links in the laboratory process. Then, using the view and method of lean manufacturing theory on process optimization, the laboratory process is re-improved and a plan to reduce waste is worked out. Finally, a continuous quality evaluation feedback management system is established by using the data collection function of the laboratory information management system, so that the laboratory managers can find out the problems that affect the whole process in time and intervene in order to achieve continuous improvement at last. After the implementation of the initial improvement process, it has been proved that all the quality indicators of the laboratory have been greatly improved and all of them have achieved the expected objectives. It is believed that this paper can play a certain role in the process improvement of other testing laboratories in China.
