海恒昌公司精益生产管理研究

【摘要】:当下洗衣机产业面临的环境日益紧张与恶化,产品的同质化竞争、低价化竞争、劳动力的“用工荒”、原材料和人工的成本上涨等等,更重要的是用户定制化导向的持续深化。企业与企业、企业与用户之间通过互联网这个大的平台已经没有了距离,大家都是处在一个开放的市场范围内,谁能够及时满足客户个性化的需求,谁就拥有了这些客户。而如何更快的满足用户需求,提高市场占有份额,是当下所有企业所要面对的一个重要问题。在这种背景下,海恒昌作为国内洗衣机的引领者,结合互联网思想及工业4.0的大趋势,适时地提出了海恒昌的精益推动路径,希望通过改进内部生产布局、提升生产效率等方法搭建一个可持续改善的精益团队。并希望经过精益的不断推动夯实海恒昌的基础管理,最终打造一个可以以更低成本、更快速、更准确的满足客户个性化需求的优秀企业。本文以智能化工厂战略模型为指导,论述了打造无人化的智能化工厂,前提就是先做精益生产,只有精益生产做到极致的基础上进行智能化工厂的推进才能确保目标的达成,否则会失去市场机会。本文重点从价值流、物流与布局优化、准时化生产、TPM、TQM及OPE等方面展开改善实践,通过模块化、自动化、信息化等管理措施的实施,以及精益组织机制的建立,提出了海尔从大规模制造到个性化定制柔性制造转变的实施步骤与策略。
[Abstract]:Nowadays, the washing machine industry is facing increasingly tense and deteriorating environment, the homogeneous competition of products, the low price competition, the labor shortage, the rising cost of raw materials and labor, and so on. What is more important is the continuous deepening of customization-oriented. Enterprises and enterprises, enterprises and users through the Internet this large platform has no distance, everyone is in an open market. Who can meet the personalized needs of customers in time, who has these customers. And how to meet the needs of users faster, improve market share. Under this background, Haihengchang, as the leader of domestic washing machine, combines Internet thinking with the trend of industry 4.0. In order to improve the internal production layout, the Lean Promotion path of Haihengchang is put forward at the right time. Improve production efficiency and other methods to build a sustainable improvement Lean team. And hope to continuously push through the lean rammed Haihengchang's basic management, and ultimately to create a lower cost, faster. This paper, guided by the strategic model of intelligent factory, discusses how to build an intelligent factory without human being, the premise is to do lean production first. Only lean production on the basis of the most intelligent factory can ensure the achievement of the goal, otherwise, the market opportunities will be lost. This paper focuses on value flow, logistics and layout optimization, just-in-time production. Through the implementation of management measures such as modularization, automation, information and so on, and the establishment of lean organization mechanism, TPMTQM and OPE are improved. The steps and strategies of Haier's transformation from mass manufacturing to customized flexible manufacturing are put forward.
