A公司“一个流”生产方式改善研究与设计

【摘要】:A公司为大型生产制造企业,产品部件的生产是通过一人或多人一个工作台的生产方式来实现的。这种生产方式给A公司造成很多问题,如各操作者的作业充实度不均,工序之间在制品大量堆积,导致线体生产效率低下等,这些问题在制造业普遍存在。目前精益生产正在制造业中逐步推行与发展,“一个流”便是由精益生产发展而来的一种先进的生产组织方式。随着“一个流”理论知识的逐步完善,在企业中,“一个流”方式广泛应用于生产线的改善方面,较少推行到企业的各个环节。本文通过对A公司的实际调研,将工业工程的基础知识与“一个流”生产方式的理论知识相结合,对A公司部件原材料的采购环节到总装成品的入库环节均进行了“一个流”生产的全面改善研究与设计。首先,本文对国内外“一个流”生产方式的研究现状进行了系统的介绍,在精益生产的基础上,为适应企业发展需要,充分加强顾客对产品质量(包括产品性能、交货期限、售后服务等)的满意度,“一个流”生产方式应运而生,阐述“一个流”的基本涵义,列举了“一个流”在相关行业的理论研究,并对生产线节拍和周期时间及拉动式生产和自动化的相关理论基础做出了简要介绍;其次,结合A公司现有生产方式的详况,对外协件和原材料供应方式和部装分厂内部及部装与总装之间的物流配送方式进行了系统分析,三个方面相结合,找出影响公司效率提升的问题点,并与上一章理论相对应,从而使理论基础契合所分析出的可优化之处;然后,根据分析出的A公司存在的问题,利用“一个流”生产方式的理念对每一部分的可改善点进行有效优化。对改善绩效进行陈述,与改善前相比较,充分展现实施“一个流”的效益和优势;最后,通过本文的研究,总结生产制造企业在精益生产基础上做出的进一步提升,为其他同类公司呈现出优化方向,并展望未来企业生产管理发展方向。
[Abstract]:Company A is a large manufacturing enterprise, the production of product components is achieved through the production of one or more people, one worktable. This mode of production has caused a lot of problems to Company A, such as the uneven degree of workmanship of the operators, the accumulation of a large number of in-process products among the processes, and the low efficiency of the production of the line body, etc. These problems generally exist in the manufacturing industry. At present, lean production is being carried out and developed step by step in manufacturing industry. "one flow" is an advanced production organization mode developed from lean production. With the gradual improvement of the theoretical knowledge of "one flow", the "one flow" method is widely used in the improvement of production line in the enterprise, and it is seldom carried out in every aspect of the enterprise. This paper combines the basic knowledge of industrial engineering with the theoretical knowledge of "one flow" mode of production through the actual investigation of company A. The research and design of "one flow" production are carried out for the purchasing link of raw materials of parts and components to the warehousing of final assembly products in A Company. First of all, this paper systematically introduces the research status of "one flow" mode of production at home and abroad. On the basis of lean production, in order to meet the needs of the development of enterprises, we can fully strengthen the customer's understanding of product quality (including product performance, delivery time, etc.) The "one flow" mode of production emerges as the times require, expounds the basic meaning of "one flow", and lists the theoretical research of "one flow" in related industries. It also briefly introduces the theoretical basis of production line rhythm, cycle time, pull production and automation. Secondly, combined with the detailed situation of A Company's existing production mode, This paper makes a systematic analysis of the external components and raw materials supply modes and the logistics and distribution methods within the department assembly plant and between the parts and the assembly, combining the three aspects to find out the problems affecting the efficiency improvement of the company, and corresponding to the theory in the previous chapter. Then, according to the problems of company A, we use the idea of "one flow" mode of production to optimize the improvement points of each part. To improve the performance, compared with the improvement before, fully show the benefits and advantages of the implementation of "one flow"; finally, through the study of this paper, summarized the manufacturing enterprises in lean production on the basis of further improvement, For other similar companies to show the direction of optimization, and look forward to the future direction of development of enterprise production management.
