J公司大型化工项目设计进度管理研究

【摘要】:国内大型化工装置想要提高竞争力,就必须提高其整体水平和降低其成本,那么就需要高质量的设计、高水平的设计管理。工程设计阶段是工程建设项目重要阶段之一,影响着工程建设项目总进度。工程设计进度管理水平的高低,管理效果的好坏直接影响工程设计单位的经济效益和声誉,同时也极大影响着工程建设项目能否按期投产和实现预期的经济效益。因此,研究大型化工设计进度管理具有重要的现实意义,需要利用科学的项目管理理论和方法,分析影响设计进度的因素及成因,采取行之有效的管理方法,力争使工程设计进度在可控期间内顺利实施。本文利用鱼骨图法通过头脑风暴找出影响工程设计进度的各种相关因素,本文尝试采用此方法,以工程进度拖期作为工程设计一种“质量”缺陷,从人、机、料、法、环五个方面分析,影响工程设计进度的各种原因,并直观表示其相对关系,共找出21条原因,通过实践检查及总结分析,从中找出设计人员专业知识弱、缺少设计进度管理流程等9条要因。在上述分析的基础上,运用项目管理的相关理论和方法,建立了工程设计进度计划管理程序流程等一系列措施,并应用在某聚乙烯项目中实施。最终,该目工程设计进度得到了有效管理,保证工程建设项目如期完工,实现建设单位和设计单位预期的经济效益及社会效益。
[Abstract]:In order to improve the competitiveness of domestic large-scale chemical plants, it is necessary to improve its overall level and reduce its cost, so high-quality design is needed. High level design management. The engineering design stage is one of the important stages of the engineering construction project, which affects the total progress of the engineering construction project and the level of the engineering design schedule management. The management effect directly affects the economic benefit and reputation of the engineering design unit, but also greatly affects whether the project can be put into production on schedule and realize the expected economic benefits. It is of great practical significance to study the progress management of large-scale chemical engineering design. It is necessary to use scientific project management theories and methods to analyze the factors and causes that affect the design progress and to adopt effective management methods. In this paper, we use the fish bone diagram method to find out the relevant factors that affect the progress of the project design by brainstorming, this paper tries to use this method. Taking the delay period of project progress as a kind of "quality" defect of engineering design, this paper analyzes the factors influencing the progress of engineering design from five aspects: person, machine, material, method and ring, and expresses its relative relation intuitively. A total of 21 reasons, through practical inspection and summary analysis, to find out that the designer professional knowledge is weak, the lack of design schedule management process and other 9 reasons. On the basis of the above analysis. Using the relevant theory and method of project management, a series of measures, such as engineering design schedule management program flow, are established, and applied in a polyethylene project. Finally. The design progress of the project has been managed effectively to ensure the completion of the project on schedule and to realize the expected economic and social benefits of the construction unit and the design unit.
