S老旧住宅小区天然气管道加建项目进度管理研究

【摘要】：珠海老旧住宅小区的天然气管道加建工程,作为一项民生工程,受到珠海市政府和全社会的广大人民群众的广泛关注。但是,国内工程项目管理水平不高,与国际的管理有很大的距离。其中进度控制作为合理安排资源供应、节约工程成本的重要措施,是工程企业非常重视的管理层面。因此,系统、全面地解决施工阶段进度计划与控制问题,对研究天然气管道加建项目具有极为重要的现实意义。针对这种问题,本文以S老旧住宅小区加建工程项目为研究对象,首先详细介绍了加建工程S小区的基本情况和进度计划的要求,并找出该项目进度计划失控的原因。其次,采用计划评审技术(PERT)建立进度网络计划模型,得出关键路径。然后,利用关键链项目管理技术(CCPM),确定S小区的加建工程的关键链,并应用弹性系数法来计算该项目的缓冲区,得出新的进度计划模型和总工期。最后利用缓冲区的管理对S小区加建工程整个项目的施工进度进行管理和控制的应用,并针对加建工程的特点和难点,对进度管理模式进行改进,确立具有针对性的指导思想、管理方法、控制内容。关键链方法的实施,使得S加建工程项目的进度得到了保证,并对资源进行了合理利用。由于在老旧住宅小区天然气管道加建工程项目中,还没有相关方法应用的范例,因此,S小区加建工程在应用关键链项目管理技术后对珠海市区内其他老旧小区进行大范围工程加建的进度管理,具较大的借鉴意义和参考价值。
[Abstract]:As a livelihood project, the construction of natural gas pipeline in the old residential district of Zhuhai has received extensive attention from the Zhuhai Municipal Government and the broad masses of the people in the whole society. However, the level of project management in China is not high. Progress control, as an important measure to arrange the supply of resources reasonably and save project cost, is a very important management aspect of engineering enterprises. In order to solve the problem of schedule planning and control in construction stage, it is of great practical significance to study the natural gas pipeline construction project. In view of this problem, this paper takes the S old residential district as the research object. This paper introduces the basic situation of S community and the requirement of schedule plan in detail, and finds out the reason why the progress plan of the project is out of control. Secondly, the progress network planning model is established by using the plan review technology (Pert), and the critical path is obtained. By using the key chain project management technique, the key chain of the addition project in S plot is determined, and the buffer zone of the project is calculated by using the elastic coefficient method. Finally, the management of buffer zone is used to manage and control the construction schedule of the whole project in S plot, and aiming at the characteristics and difficulties of the addition project, a new schedule planning model and total time limit are obtained. The improvement of schedule management mode, the establishment of targeted guiding ideology, management methods, control content, key chain method implementation, so that the S addition project schedule has been guaranteed. Because there is no example of the application of related methods in the construction project of natural gas pipeline in the old residential district, Therefore, after the application of key chain project management technology, the construction schedule of large scale construction of other old and old residential areas in Zhuhai is managed, which is of great reference significance and reference value.
