E公司成型工序快速换线应用研究

【摘要】:E公司是一家建筑陶瓷墙地砖生产企业。进入二十一世纪以来,随着行业内竞争加剧,以及市场需求向多样化和个性化转变,传统的大批量生产方式已经不能适应市场需求的变化,积压了大量的产品库存,增加了企业经营的负担。在此背景下,E公司的生产方式转向了多品种小批量生产,生产线频繁切换产品种类、每批次产品的生产规模缩小。由于E公司产品的种类是由成型工序决定的,因此生产线的切换主要发生在成型工序。多品种小批量的生产方式提升了E公司的市场响应能力,降低了产品库存,但生产线频繁进行切换增加了停机时间,导致生产成本上涨,因此必须通过缩短换线时间来弥补停机损失、降低生产成本。针对这一课题,本文应用项目管理中的关键路径法,以及精益生产中的快速换模技术对E公司成型工序的换线过程进行了研究。本文以E公司发生次数最为频繁的更换粉料类型的换线过程作为研究对象,通过实地调研,识别出换线过程的作业流程、作业内容和作业方法,并记录作业时间、作业人员等数据。在此基础上,运用关键路径法找出更换粉料类型换线过程中的关键路径。关键路径决定了换线时间,只有缩短关键路径耗用的时间才能缩短整个换线时间。针对该关键路径,本文运用快速换模技术的理论和方法进行了改善。改善的基本思路是将关键路径上的作业区分为内部作业与外部作业,并尽可能地将内部作业转换为外部作业,以减少换线过程的作业量,缩短换线时间。对于不能转换的内部作业,运用5W1H分析法和ECRS分析法,从流程优化,方法改进、人员合理配置等方面采取措施来减少作业时间,从而缩短换线时间。最后对改善后的效果进行评价,以期巩固改善结果,提升E公司对生产现场的管理水平。
[Abstract]:Since 21th century, with the increasing competition in the industry and the diversification and individuation of market demand, E Company is a manufacturer of ceramic tiles. The traditional mass production method can no longer adapt to the change of market demand, and it has overstocked a lot of products and increased the burden of enterprise management. Under this background, the mode of production of E Company has turned to multi-variety and small-batch production. The production line frequently switches product types, and the production scale of each batch of products is reduced. Since the product types of E Company are determined by the molding process, Therefore, the switching of production line mainly takes place in the molding process. The multi-variety and small batch production mode enhances E Company's market response ability and reduces the product inventory, but the frequent switching of the production line increases the downtime. As a result of the increase in production cost, it is necessary to make up for the downtime loss and reduce the production cost by shortening the line changing time. In view of this problem, this paper applies the critical path method in project management. And the rapid mold changing technology in lean production is used to study the process of changing lines in the forming process of E Company. This paper takes the changing process of powder type, which is the most frequently occurred in E Company, as the research object, and through the field investigation, Identify the operation process, job content and operation method of the line changing process, and record the data of the operation time, the operator, etc. On this basis, Using the method of critical path to find out the critical path in the process of changing the powder type, the critical path determines the time of changing the line, and the whole time of changing the line can be shortened only by shortening the time consumed by the critical path. In this paper, the theory and method of rapid mold changing technology are used to improve. The basic idea of the improvement is to divide the jobs in critical paths into internal and external jobs, and to convert internal jobs into external jobs as much as possible. In order to reduce the amount of work done and shorten the time of changing lines, 5W1H analysis method and ECRS analysis method are used to reduce the operation time in the aspects of process optimization, method improvement, reasonable staffing, etc. Finally, the effect of the improvement is evaluated in order to consolidate the improvement results and improve the management level of E Company on the production site.
