中建不二幕墙公司项目管理团队绩效考核方案改进研究

【摘要】:项目管理团队是建筑幕墙施工企业核心团队之一,其绩效水平高低直接关乎企业发展能力。作为绩效管理核心环节,绩效考核对企业战略目标落地、绩效管理成效、员工职业发展等诸多方面都关系重大。为提升中建不二幕墙公司(简称不二公司)管理水平,建立与公司发展相适应的项目管理团队绩效考核改进方案尤为必要。论文首先借助项目员工绩效考核满意度调查问卷,对公司项目管理团队绩效考核体系进行“把脉”,指出了现有考核方案的不足,并结合不二公司发展历史与现状分析绩效考核不足的原因。随后,本文立足公司实际,按照目标导向等原则,通过运用目标管理、平衡计分卡、关键绩效指标等绩效考核理论方法,将公司项目管理“六好六满意”的战略目标融入到考核方案中,在考核指标和权重、考核主体和对象、考核方法和流程、考核周期和反馈、考核结果运用等方面进行了调整和改进。最后,从绩效制度完善、考核数据收集、考核人员培训等方面讨论了实施条件,并对实施障碍、保障机制、预期效果进行了讨论。通过改进项目管理团队绩效考核方案,能够进一步提升公司项目管理员工的工作积极性和主动性,传递公司战略信息和管理目标,实现组织绩效的提升和员工成长进步,也将提升公司绩效管理水平;同时,对行业同类企业可提供一定借鉴意义。
[Abstract]:The project management team is one of the core team of construction enterprises of building curtain wall, its performance is directly related to the level of the ability of enterprise development. As the core link of performance management, performance appraisal of enterprise strategic goal, performance management, employee occupation development and other aspects relevant. To enhance the construction curtain Wall company (hereinafter referred to as the best management company only) the level of the establishment of the project management team performance appraisal and adapt to the development of the company's improvement is particularly necessary. Firstly, by means of questionnaire project staff performance appraisal satisfaction, "pulse" on the company's project management team performance appraisal system, points out the shortcomings of existing assessment methods, combined with the causes of Fujio company development history and current situation analysis of performance appraisal insufficient. Then, based on the actual company, in accordance with the target oriented principles, through the use of target management, balanced scorecard Card, performance appraisal theory and method of key performance indicators, the company project management "six six" strategic goals into the assessment scheme, the evaluation indexes and weights, evaluation subject and object, evaluation methods and processes, period of assessment and feedback, the use of the assessment results and other aspects of adjustment and improvement. Finally, to improve the performance appraisal system from data collection, evaluation, personnel training and other aspects discussed the implementation conditions and guarantee mechanism for the implementation of obstacles, the expected effect is discussed. By improving the management team performance appraisal project, to further enhance the work enthusiasm of the company project management staff and initiative, the transmission company strategic information and management objectives to achieve progress, enhance organizational performance and employee growth, will also enhance the level of corporate performance management; at the same time, the industry of similar enterprises can provide a certain reference.
