ZS公司生化体外诊断试剂生产进度优化的研究

【摘要】:近年来,国家和企业对体外诊断(In Vitro Diagnostic, IVD)试剂行业的发展空前重视,这意味着国内体外诊断试剂产业极有可能迎来快速发展的新阶段。生化体外诊断试剂作为其中重要的组成部分,迫切需要国内生产厂家做大、做强。但目前生化体外诊断试剂生产企业的处境是:行业竞争加剧,平均利润降低,彼此产品相似度高。生产模式是有库存的批量生产,但批量小,不能发挥制造方面的规模效应。以上诸多因素共同作用,决定了生产企业要想在行业内立足和发展,必须积极提高生产管理水平。而生产进度管理作为重中之重,更应该引起足够的关注。因为生产进度管理的落后必然导致效率低下,生产成本增加,也就不能保证企业在同行业中的竞争优势。 本文在充分了解zS公司生产部生化体外诊断试剂生产管理的实际情况下,结合生化试剂生产进度管理的特点,针对管理中组织结构不合理,资源利用不充分等问题进行了研究。依据项目管理理论,运用网络计划技术,先对单一品种生化体外诊断试剂生产工作分解结构(Work Break down Structure, WBS)进行分解,绘制出单一产品生产项目网络图及关键路线,并进行生产进度优化。在此基础上,通过建立生产部的资源库;改变原有的组织结构为矩阵式组织结构;把配制过程及分装过程由原来的串行改成并行;设置每月生产任务中各种产品生产的优先级别。从而缩短了关键路线,达到了对月生产进度的优化。优化后的生产进度计划,资源的耗费和占用明显下降,生产效率得到显著提高,生产工期明显缩短。数据表明,通过优化Zs公司的生化体外诊断试剂生产进度管理,取得了良好的效果。 本文采用理论联系实际的方法,将成熟的项目管理理论、网络计划技术和软件运用在生化体外诊断试剂生产进度管理过程中。为在当前机遇与挑战并存的大环境下,科学、合理地进行生化体外诊断试剂生产,运用项目管理方法解决生产进度中存在的问题提供一些启示,也为我国IVD企业的管理模式转型提供了思路。
[Abstract]:In recent years, countries and enterprises have attached great importance to the development of in vitro Vitro diagnostic reagent industry. This means that the domestic industry of in vitro diagnostic reagents is likely to usher in a new stage of rapid development. As an important part of this industry, biochemical in vitro diagnostic reagents urgently need to be enlarged by domestic manufacturers. But at present, the situation of the biochemical in vitro diagnostic reagent manufacturers is: the competition in the industry is increased, the average profit is reduced, and the similarity between the two products is high. The production mode is batch production with inventory, but the batch is small. These factors together determine that if a production enterprise wants to stand and develop in the industry, it must actively improve the level of production management, and the production schedule management is the most important. We should pay more attention to it, because the lag of production schedule management will inevitably lead to inefficiency and increase of production cost, which can not guarantee the competitive advantage of enterprises in the same industry. In this paper, under the condition of fully understanding the production management of biochemistry in vitro diagnostic reagents in production department of ZS Company, combined with the characteristics of production schedule management of biochemical reagents, the organization structure in the management is unreasonable. Based on the theory of project management and network planning technology, the work Break down structure (WBSs) of a single biochemistry in vitro diagnostic reagent production was decomposed. The network diagram and key route of single product production project are drawn, and the production schedule is optimized. On this basis, the resource base of production department is established, and the original organization structure is changed into matrix organization structure. The preparation process and the packing process are changed from the original serial to the parallel, and the priority level of the production of various products in the monthly production tasks is set. Thus, the key route is shortened, and the monthly production schedule is optimized and the production schedule is optimized. The consumption and occupation of resources are obviously decreased, the production efficiency is improved significantly, and the production period is shortened obviously. The data show that the production schedule management of biochemistry in vitro diagnostic reagent of Zs Company is optimized and good results have been obtained. In this paper, the mature project management theory, network planning technology and software are applied in the process of production progress management of biochemical in vitro diagnostic reagents by combining theory with practice. The reasonable production of biochemical in vitro diagnostic reagent and the application of project management method to solve the problems in production schedule provide some enlightenment, and also provide some ideas for the transformation of management mode of IVD enterprises in our country.
