一汽吉林公司微型车生产准备阶段的项目管理应用

【摘要】:国内微型车企业在新车型的生产准备工作中普遍存在不能按计划准时实现量产、汽车质量不合格、产品成本超出预计的问题,这样投产的新车型既不能很好地满足用户的使用要求,也不能为微型车企业带来预期的利润。究其原因就是形如散沙似的组织机构,落后的管理方法,常常不能有效地识别风险,严格地执行生产准备计划,各部门各自为政、力量分散,导致新车型的诞生一次次的延期,不仅付出更多的时间和浪费了更多的金钱,而且依然不能制造出高品质的产品。在国内各车企坚定步伐干自主的环境下,谁能够早一步把新车型投放市场,向用户提供更好品质的产品谁就能把握先机,占据制高点,为赢得“比赛”获取制胜砝码。那么要做到短周期和高质量地向市场投放新车型,就需要有科学有效工作管理方法应用到生产准备工作中来。本文试论将项目管理方法应用到微车生产准备工作中,保证新车型在达成质量和成本目标的同时,准时快速的将新车型投放市场。本文通过用案例研究方法,通过描述一汽吉林汽车新车型在生产准备过程中的各种问题进行研究。首先,介绍老车型生产准备中出现的问题,并对这些问题产生的原因进行分析。然后针对问题产生的原因,通过项目管理的方式找到问题的解决对策,并最终形成固定的工具图标或表格,以期为后续车型的生产准备工作提供支持,少走弯路。
[Abstract]:In the preparation for the production of new models, domestic micro-car enterprises generally have problems such as not being able to achieve mass production on time as planned, the quality of cars being unqualified, and the cost of products exceeding the expected cost. The new models put into production in this way can neither meet the requirements of the users nor bring the expected profits to the minicar enterprises. The reason for this is that they are like scattered organizations and backward management methods. It is often impossible to effectively identify risks, strictly implement production preparation plans, separate departments and disperse forces, resulting in delays in the birth of new models, which not only cost more time and waste more money, And still can't make high quality products. Under the circumstance of domestic car enterprises firmly step by step, who can put new models on the market and provide better quality products to customers, who can seize the first opportunity and occupy the commanding height. In order to win the "race" to win the weight. So to achieve a short period of time and high quality to market new models, It is necessary to have scientific and effective work management methods applied to production preparation. This paper discusses the application of project management method to the preparation of micro-car production to ensure that the new vehicle model can achieve the quality and cost goals at the same time. By using the method of case study, this paper studies various problems in the production preparation process of the new car of FAW Jilin Automobile. First, it introduces the problems in the production preparation of the old car. And the causes of these problems are analyzed. Then according to the causes of the problems, through the way of project management to find solutions to the problems, and finally form a fixed tool icon or table. With a view to providing support for the subsequent production of vehicle preparation, less detours.
