LT大客户新建项目综合评价研究

【摘要】:大客户新建项目将带来新的市场机会,对于运营商拉动增量、保有存量、提升市场份额具有重要意义。面临通信市场日趋激烈的大客户市场竞争,如何通过提升大客户新建项目管理水平、赢得市场,怎样去科学评价一个大客户新建项目或项目方案,是摆在运营商面前的一道难题,也是本文立题之本。本文主要内容如下:首先,本文以对LT公司运营影响比较大的大客户新建项目评价为出发点,对国内外评价研究发展历程进行回顾,并对国内外学者有关评价的观点进行整理分析,基于德尔菲法、层次分析法和模糊评价的综合评价方法以及项目管理为理论基础,对大客户新建项目的建设程序、生命周期和管理现状及问题进行深入的研究。其次,通过定性和定量一研究以及调查问卷方法,结合LT公司的三种大客户新建项目模式(客户投资为主、LT公司投资为主以及客户投资委托LT公司建设)进行综合评价的尝试性研究。本文通过层次分析法构建大客户新建项目的综合评价指标体系,将三种建设方案代入指标体系并通过模糊评价模型进行综合评价。再次,根据实际调查评分情况分析综合评价运行方案,并对评价结果进行分析,明晰三种建设模式下的项目评价结果和方案的优选情况,并根据评价中存在的短板以及项目管理中存在的问题,有针对性地提出项目管理改善的对策和保障措施。最后,本文还针对评价体系模型的适用性及向通信业新建大客户项目全生命周期的评价拓展应用提出应用思路,为企业管理者决策和其他研究人员分析研究提供相关参考和借鉴。
[Abstract]:The new project of large customer will bring new market opportunity, which is of great significance for the operator to pull the increment, keep the stock and increase the market share. In the face of the increasingly fierce competition in the communications market, how to win the market by improving the management level of new projects, how to scientifically evaluate a new project or project plan of a major customer? Is the operator in front of a difficult problem, but also the basis of this paper. The main contents of this paper are as follows: firstly, this paper reviews the research and development process of the domestic and foreign evaluation based on the evaluation of the new projects of the large customers which have a great impact on the operation of LT Company. Based on the comprehensive evaluation method of Delphi method, analytic hierarchy process (AHP) and fuzzy evaluation and project management, the construction procedure of new projects for large clients is analyzed. Life cycle and management status and problems are studied in depth. Secondly, through qualitative and quantitative research and questionnaire method, combined with the LT company's three major customer new project models (customer investment is the main, LT Company mainly invest and client investment entrusts LT company to build) to carry on the comprehensive appraisal tentative research. In this paper, the comprehensive evaluation index system of new projects for large clients is constructed by AHP, and three kinds of construction schemes are added to the index system and evaluated by fuzzy evaluation model. Thirdly, according to the actual investigation and scoring situation, the comprehensive evaluation operation scheme is analyzed, and the evaluation results are analyzed to clarify the project evaluation results and the optimal selection of the projects under the three construction modes. According to the shortcomings of the evaluation and the problems in the project management, the countermeasures and guarantee measures for the improvement of the project management are put forward. Finally, this paper also puts forward some ideas on the applicability of the evaluation system model and its application to the evaluation of the whole life cycle of the new large customer projects in the communication industry. To provide relevant reference and reference for enterprise manager decision making and other researchers analysis and research.
