服务器开发项目的进度风险管理

【摘要】:服务器是指在网络环境中为网络中的其他客户计算机提交的服务请求提供相应服务的高性能计算机。进度风险是开发阶段中的重要风险之一,是构成服务器开发项目进度风险不确定性的客观基础。国内外对风险管理的研究与著作主要集中于新产品开发,工程建设与软件开发等项目管理中,对进度风险综合管理的资料较少,对服务器开发项目方向的风险管理与进度风险管理的研究几乎没有。 本文以服务器开发进度风险为研究对象,以如何做好服务器开发项目的进度风险管理工作为最终目标,综合运用多种项目管理方法,对进度风险进行了识别,分析与控制。主要工作体现在以下四个方面: (1)总结了服务器开发项目进度风险管理的特点。结合服务器产品项目开发的特点,开发流程及进度管理模式,归纳总结出服务开发项目的进度风险特点,即开发周期敏感性更强、不确定性因素更多、多任务化特征更明显、信息的反向不对称性较突出、跨部门协作要求更高。 (2)识别并分析了影响服务器开发项目进度的关键风险源。根据服务器开发项目的进度风险管理特点,设计了调查问卷;通过查阅资料,访谈与问卷调查的方法,建立了服务器开发项目的进度风险清单,得到33项影响服务器开发的进度风险因素;采用风险概率影响评估矩阵和层次分析法对进度风险要素进行了定性定量分析,确定了权重分配,得到服务器开发项目进度风险评价指标体系。 (3)提出了服务器开发项目进度风险管理的新思路。将关键链技术纳入到服务器开发的进度风险管理中,并结合关键链法将进度风险因素加入到进度计划与控制中,改进服务器开发项目进度风险管理过程。 (4)建立了服务器开发项目生命周期的进度风险管理框架。针对项目开发各阶段的特点,任务,进度风险的不同,提出了服务器开发项目进度风险管理中各阶段风险管理的内容,方法及控制原则‘。 通过对服务器开发全生命周期的进度风险管理的研究,建立了服务器开发项目进度风险管理指标体系,方法与管理框架。对于服务器开发项目的进度风险管理具有一定理论意义,对实际工作也有一定的指导意义。最后以T项目为例进行实证分析,验证方法与框架的有效性与可管理性。
[Abstract]:A server is a high-performance computer that provides services for the service requests submitted by other clients in the network environment. The progress risk is one of the important risks in the development phase and an objective basis for the uncertainty of the progress risk of the server development project. (2) identify and analyze the key risk sources that affect the progress of the server development project. According to the characteristics of the progress risk management of the server development project, a questionnaire is designed. By consulting the data, interviews and questionnaires, the schedule risk list of the server development project is set up, and 33 progress winds that affect the development of the server are obtained. The risk factors are analyzed by the risk probability impact assessment matrix and the analytic hierarchy process (AHP), and the weight distribution is determined, and the evaluation index system of the progress risk of the server development project is obtained.
(3) the new idea of the progress risk management of the server development project is put forward. The key chain technology is incorporated into the progress risk management of the server development, and the progress risk factors are added to the schedule and control with the key chain method to improve the progress risk management process of the server development project.
(4) the framework of the progress risk management of the life cycle of the server development project is set up. According to the characteristics, tasks and progress risks of each stage of the project development, the contents, methods and control principles of risk management in each stage of the progress risk management of the server development project are put forward.
Through the research on the progress risk management of the whole life cycle of the server, the index system of the progress risk management of the server development project is set up, the method and the management framework. It has some theoretical significance for the progress risk management of the server development project, and also has certain guiding significance to the actual work. Finally, the T project is taken as an example. Empirical analysis verifies the effectiveness and manageability of the method and framework.
