KD软件公司采购管理

【摘要】:自从2001年中国正式加入WTO以后,中国企业高速成长,企业规模不断壮大。为了更好提升企业市场竞争力,中国企业在信息化建设上的投入逐年增加,尤其在企业管理软件方面投入最大,从而促使中国企业管理软件企业销售收入高速增长。在业务高速成长的同时中国企业管理软件企业也面临着国内外竞争对手的激烈竞争,为了在激烈的市场竞争中胜出以抢占更多市场份额,中国管理软件企业在研发、市场营销、人力资源和行政管理方面投入了大量的配套资源,导致其采购支出逐年增多。从中国管理软件行业具有代表性的上市公司财务报表进行分析发现,部分上市公司2015年采购支出占销售收入的比重已达到31%。随着采购支出比重的增加,长期被忽视的采购管理逐渐被中国管理软件企业管理者所重视。KD软件公司作为中国企业管理软件行业领军企业之一,2012年以来因受宏观经济和市场需求萎缩的影响,KD软件公司销售收入一直处于负增长状态,而采购支出占销售收入的比重已达到8%以上。为了尽快突破困境,KD软件公司一方面积极拓展新兴业务,推动公司转型升级;另一方面加强公司内部管理,在降低管理费用和项目预算支出的同时,不断提升采购部门的战略地位,希望通过公司层面的采购管理以达到降低整体采购成本和提升企业利润的目的。对于习惯于操作型采购的KD软件公司的采购部门,随着对采购业务管理范围的扩大和深入,发现现有的组织架构分工、采购管理模式、采购信息系统及采购风险控制方式已经无法有效支撑采购业务的发展,如何搭建科学、高效、符合公司战略发展的采购管理体系,成为采购部门急需思考和解决的问题。本文以现代采购管理理论为指导,以KD软件公司采购管理现状为研究对象,通过对KD软件公司的采购管理现状进行深入分析,归纳出其采购管理中存在的问题及产生的原因,然后以供应定位模型、供应商感知模型作为研究工具,从采购组织架构、需求管理、供应商管理、采购业务管控、采购信息系统和采购风险控制六个方面进行改进,搭建符合KD软件公司战略发展需要的、科学、高效的采购管理体系,有效推动采购部门操作型采购向战略型采购转型,对公司采购成本降低和采购效率提升也起到了积极作用。
[Abstract]:Since China formally joined the WTO in 2001, Chinese enterprises have grown rapidly and the scale of enterprises has been growing. In order to improve the market competitiveness of enterprises, the investment of Chinese enterprises in information construction is increasing year by year, especially in enterprise management software, which promotes the rapid growth of sales income of Chinese enterprise management software enterprises. While the business is growing at a high speed, Chinese enterprise management software enterprises are also facing fierce competition from domestic and foreign competitors. In order to win in the fierce market competition to seize more market share, Chinese management software enterprises are developing and marketing. Human resources and administration invested a large amount of matching resources, which led to the increase of procurement expenditure year by year. From the analysis of the financial statements of the representative listed companies in China's management software industry, it is found that the proportion of purchasing expenditure to sales revenue of some listed companies in 2015 has reached 31%. As the proportion of procurement expenditure increases, Procurement management, which has been neglected for a long time, has been paid more and more attention by the managers of Chinese management software enterprises. KD software company is one of the leading enterprises in Chinese enterprise management software industry. It has been affected by the shrinking macroeconomic and market demand since 2012. The sales revenue of KD Software Company has been in a negative growth state. The proportion of procurement expenditure in sales revenue has reached more than 8%. In order to break through the predicament as soon as possible, KD Software Company actively develops new business and promotes the transformation and upgrading of the company; on the other hand, it strengthens the internal management of the company, while reducing management costs and project budget expenditures. In order to reduce the overall purchasing cost and increase the profit of the enterprise, we hope to improve the strategic position of the purchasing department through the purchasing management at the company level. For the procurement department of KD Software Company, which is used to operational procurement, with the expansion and deepening of the scope of procurement business management, the existing organizational structure division of labor, procurement management model, Procurement information system and procurement risk control can not effectively support the development of procurement business, how to build a scientific, efficient, in line with the company's strategic development of the procurement management system, procurement departments need to think about and solve the problem. Under the guidance of modern purchasing management theory, this paper takes the current situation of KD software company's purchasing management as the research object, through the deep analysis to the KD software company's purchase management present situation, sums up the existing problems and the causes of the purchase management of the KD software company. Then, supply location model and supplier perception model are used as research tools to improve procurement organization structure, demand management, supplier management, procurement business control, procurement information system and procurement risk control. To set up a scientific and efficient procurement management system that meets the strategic development needs of KD software company, and to effectively promote the transformation of purchasing department from operational procurement to strategic procurement, which has also played a positive role in reducing procurement costs and improving procurement efficiency.
