基于风险管理的W公司SAP项目实施过程研究

【摘要】:近年来,随着制造业去产能、“互联网+”以及智能制造的浪潮,大中型制造业越来越重视企业的信息化建设。在企业所有的信息化系统中,ERP系统是业务管理的核心,SAP ERP解决方案是其中最先进的代表,越来越多的企业认识到了SAP解决方案所带来的信息化和企业治理的先进性并开始SAP的实施。本文以民营企业W公司SAP项目作为研究对象,首先介绍了该项目的现状和存在的问题,通过分析提出了本次项目的问题是缺少适用W公司特殊现状和业务需求的SAP实施方法论。由于SAP实施过程方法众多,常规的实施方法论例如SAP ASAP实施方法论虽然有很多经典的案例,但没有全部包含针对医疗器械行业或W公司业务需求的实施过程,不能够全部解决本次项目的难点。而基于风险管理的项目实施方法能够优先识别W公司SAP项目独特的风险,通过对识别的风险和过程设计原则进行制定适用于本次项目的实施过程,总结出项目管理理论加入传统实施方法有其可行性和必要性。其次,通过专家判断列出风险清单,利用SWOT分析本项目的特点,设计出适用于本项目的概率影响矩阵模型。将本项目所有的风险放入概率影响矩阵模型,得到项目面临的所有风险的高、中、低级别,其中高风险包含团队风险、采购风险及技术风险,通过分析这些风险,制定了团队激励、整合采购管理及优化技术实现等实施原则,根据实施原则,设计出本项目的实施过程。最后,文章分析本次项目的实施结果,指出本次项目按照项目计划实施范围严格进行的,输出了符合公司的业务流程文档及经营决策报表,规范了公司治理,为公司上市打下了坚实的基础。通过本次项目的实施,风险意识深入W公司各个业务层面,为公司项目风险管理打下了理论基础,对未来公司其他项目实施起到了良好的示范作用。
[Abstract]:In recent years, with the removal of manufacturing capacity, the Internet and the wave of intelligent manufacturing, large and medium-sized manufacturing industries pay more and more attention to the information construction of enterprises. In all the enterprise information systems, ERP system is the core of business management, SAP ERP solution is one of the most advanced representatives. More and more enterprises realize the advanced nature of information and corporate governance brought by SAP solution and begin the implementation of SAP. This paper takes the SAP project of W company as the research object, first introduces the present situation and existing problems of the project, and puts forward that the problem of this project is the lack of SAP implementation methodology which is suitable for the special present situation and business requirements of W company. Because of the many methods of SAP implementation process, although there are many classical cases of conventional implementation methodology such as SAP ASAP implementation methodology, it does not all include the implementation process for the medical device industry or W company business needs, and can not all solve the difficulties of this project. The project implementation method based on risk management can give priority to identify the unique risk of W company SAP project. Through the formulation of the identified risk and process design principles, it is concluded that it is feasible and necessary for the project management theory to add the traditional implementation method to the implementation process of this project. Secondly, the risk list is listed by expert judgment, and the probability influence matrix model suitable for the project is designed by using SWOT to analyze the characteristics of the project. All the risks of the project are put into the probability influence matrix model, and the high, middle and low levels of all the risks faced by the project are obtained, in which the high risk includes team risk, procurement risk and technical risk. Through the analysis of these risks, the implementation principles of team incentive, integrated procurement management and optimization technology are worked out. According to the implementation principles, the implementation process of the project is designed. Finally, the paper analyzes the implementation results of the project, points out that the project is carried out strictly according to the scope of implementation of the project plan, outputs the business process documents and management decision statements in accordance with the company, standardizes the corporate governance, and lays a solid foundation for the listing of the company. Through the implementation of this project, the risk awareness goes deep into all business levels of W company, which lays a theoretical foundation for the project risk management of the company, and plays a good demonstration role in the implementation of other projects in the future.
