K公司触模式中控面板项目风险管理研究

【摘要】:近几年随着全球经济一体化的到来,中国汽车行业飞快的发展。汽车零部件企业面临很好的增长和越来越激烈的竞争。要想在这个竞争狂潮中立足并且逐渐壮大,就必须要有更多的创新来提高自身的竞争能力。创新技术是一个风险和收益并存的过程,创新技术给企业带来良好效益的同时也伴随着很大的风险。项目风险管理可以降低和控制项目风险的发生率,减少风险对于项目造成的损失。所以对于创新型研发项目进行有效的风险管理有十分重要的意义。 本文选取K公司触摸式中控面板作为案例,来探讨创新性研发项目的风险管理。K公司是一家中德合资公司,在汽车配件行业有一定的代表性和典型性,其创新性研发项目存在的问题能反映出汽车零部件行业中存在的问题。K公司现有创新性研发项目风险管理基本上处于粗放式的。经常在技术、质量、成本、时间上都远远超过项目目标。主要原因是没有在项目开发过程中引入风险管理、缺乏风险管理的意识和风险管理的专业人才等几个方面。 触摸式中控面板项目中存在:技术、时间进度、成本、质量、采购、知识产权等风险。但是主要的风险是技术风险,技术风险带来了其他的风险。本人通过风险规划、风险识别、风险评估、风险控制、风险监控几个阶段对技术风险进行了详细的论述。在项目的具体措施上提供了一些方法,比如FMEA方法、德尔菲法、主观概率评分法、头脑风暴法等。这些方法有一定的普遍性,不仅仅适用于K公司,也对其他汽车零部件创新性研发项目有参考价值。
[Abstract]:In recent years, with the advent of global economic integration, China's automotive industry has developed rapidly. Auto parts enterprises are facing good growth and more fierce competition. To gain a foothold and grow in this competitive frenzy, more innovations are needed to improve their competitiveness. Innovation technology is a process of co-existence of risks and benefits. Innovation technology brings good benefits to enterprises at the same time it is accompanied by a lot of risks. Project risk management can reduce and control the incidence of project risk and reduce the risk loss to the project. Therefore, it is very important to carry out effective risk management for innovative R & D projects. In this paper, K Company touch control panel as a case to explore innovative R & D project risk management. K Company is a Sino-German joint venture company, in the auto parts industry has a certain representativeness and typicality, The problems existing in the innovative R & D projects can reflect the problems existing in the auto parts industry. The risk management of the existing innovative R & D projects in K Company is basically extensive. Often in terms of technology, quality, cost, and time far exceed the project objectives. The main reason is that the risk management is not introduced in the process of project development, the consciousness of risk management and the professional personnel of risk management are lacking and so on. There are: technology, time schedule, cost, quality, purchase, intellectual property and other risks in the touch-based central control panel project. But the main risk is technology risk, which brings other risks. Through risk planning, risk identification, risk assessment, risk control, risk monitoring and several stages of technical risk is discussed in detail. Some methods such as FMEA method, Delphi method, subjective probability score method, brainstorming method and so on are provided in the specific measures of the project. These methods are universal, not only for K Company, but also for other innovative R & D projects of auto parts.
