基于供应链的CG公司采购管理研究

【摘要】:我国的制造业一直在世界范围内占据着重要的地位。特别是劳动密集型的纺织品和服装制造业,在改革开放后的二三十年里,曾为中国经济的发展做出重要的贡献。然而随着科技的发展以及全球经济一体化,纺织服装制造业低廉的劳动力和原材料优势逐渐减弱,生存与发展受到了严重的威胁。在这样的背景下,各企业越来越注重从管理的角度来提高自身的竞争优势。管理模式逐渐从原来的纵向一体化转向横向一体化,从而使企业间的竞争关系转变为供应链之间的竞争。采购管理作为供应链管理中非常重要的组成部分,其作用和地位也随着管理理念和运营模式的转变而受到重视。在物料成本占比高、附加值比较低的服装制造企业,加强采购管理显得尤为重要。在供应链环境下,服装制造企业提高采购管理的水平,可以有效的为企业节约成本,创造效益,提升企业的竞争力。本文以服装和马术产品制造企业CG公司为研究对象,针对CG公司在采购管理中的物料分类、采购流程以及供应商的选择评价等方面的问题,以供应链管理模式下采购策略和供应商管理的相关理论为基础,进行优化和完善。根据CG公司企业和产品的特点,采用卡拉杰克(Kraljic)矩阵分类法对需求的物料进行重新分类,并依次制定相应的采购策略,降低采购成本;用信息化的手段对现有的采购流程进行优化,提高采购效率,保证生产的及时供应;运用层次分析法和模糊综合评价法为CG公司在供应商选择评估方面提供建议和参考。最后,对优化方案的实施做了几点注意事项的说明,是对实施方案的保证措施,最后对实施的预期效果做了简单分析。CG公司作为外贸型的纺织品和服装制造企业,在同行业中具有一定的代表性,通过对CG公司采购管理现有问题的研究以及改进措施的提出,希望不仅可以帮助企业解决自身问题,也对同行中的其它企业具有一定的借鉴意义。
[Abstract]:China's manufacturing industry has always occupied an important position in the world, especially the labor-intensive textile and clothing manufacturing industry, in the 20 or 30 years since the reform and opening up. However, with the development of science and technology and the integration of the global economy, the advantages of cheap labor and raw materials in the textile and garment manufacturing industry have gradually diminished. Survival and development have been seriously threatened. Under this background, enterprises pay more and more attention to improving their competitive advantage from the perspective of management. The management mode is gradually changing from vertical integration to horizontal integration. Therefore, the competitive relationship between enterprises is transformed into competition among supply chains. Procurement management is a very important part of supply chain management. With the change of management concept and operation mode, it is very important to strengthen purchasing management in garment manufacturing enterprises with high material cost and low added value. In the environment of supply chain, it is very important to strengthen purchasing management. Garment manufacturing enterprises to improve the level of procurement management, can effectively save costs, create benefits and enhance the competitiveness of enterprises. This paper takes CG Corporation, a manufacturer of clothing and equestrian products, as the research object. Aiming at the problems of material classification, purchasing process and supplier selection and evaluation in the procurement management of CG Company, this paper bases on the purchasing strategy and the theory of supplier management in supply chain management mode. According to the characteristics of the company and products of CG company, the paper reclassifies the required materials by using the Karajak Kraljic matrix classification method, and formulates the corresponding purchasing strategy in turn to reduce the purchasing cost; To optimize the existing purchasing process by means of information technology, to improve the purchasing efficiency, to ensure the timely supply of production, to use AHP and fuzzy comprehensive evaluation method to provide advice and reference for CG company in supplier selection and evaluation, finally, to improve the procurement efficiency and ensure the timely supply of production. Several points for attention are given to the implementation of the optimization scheme, which is the guarantee measure for the implementation of the scheme. Finally, the expected effect of the implementation is simply analyzed. CG Company is a foreign trade textile and garment manufacturing enterprise. In the same industry has certain representative, through the CG company procurement management existing problem research and the improvement measure proposed, hoped not only can help the enterprise to solve its own problem, It also has certain reference significance to other enterprises in the same trade.
