基于MODAPTS的Y公司整椅总装业务标准工时体系改善

【摘要】:汽车座椅装配行业在可见的未来依旧会是一个劳动密集型行业,在汽车相关行业,随着原材料成本的下降和一线员工的福利上升,员工的劳动力成本占企业总运营成本中的比例将会越来越高。所以,制定一份成熟的标准以及完善的体系用于规范化标准工时的制定、管理及应用成为各整椅装配工厂乃至整个制造相关行业最为关心的降低成本的有效手段。笔者所供职的Y公司是一家传统的汽车零部件制造企业,笔者在工作过程中发现Y公司的整椅装配业务在标准工时的制定、应用与管理等方面存在着诸多问题,造成产品报价差异大、人员计划不准确、考核指标不科学等问题。所以本文以Y公司整椅装配业务为研究对象,在MODAPTS理论体系的基础之上,提出了一种应用于汽车座椅装配的标准工时统计方法,开发了针对汽车座椅装配的标准动作及标准工时统计的标准表格(JIT PROCESS BOOK),极大地提高了标准工时的统计效率。最后,论文结合Y公司的实际情况提出了一套配套管理措施以推进标准工时体系改善方案的顺利实施。
[Abstract]:The car seat assembly industry will remain a labor-intensive industry in the foreseeable future, with the cost of raw materials falling and the welfare of first-line workers rising, The proportion of labor cost to the total operating cost of the enterprise will be higher and higher. Therefore, the establishment of a mature standard and a perfect system for the establishment, management and application of standardized working hours has become an effective means to reduce costs most concerned by the whole chair assembly plant and even the whole manufacturing related industry. The company Y is a traditional automobile parts manufacturing enterprise. In the process of working, I find that there are many problems in the standard working hours, application and management of the whole chair assembly business of Y Company. Causes the product quotation difference big, the personnel plan is not accurate, the appraisal index is not scientific and so on question. Therefore, this paper takes the whole chair assembly business of Y Company as the research object, on the basis of the MODAPTS theory system, puts forward a standard man-hour statistical method applied to the automobile seat assembly. In this paper, a standard table JIT PROCESS BOOKE for the standard movement of automobile seat assembly and standard man-hour statistics is developed, which greatly improves the statistical efficiency of standard man-hour. Finally, combining with the actual situation of Y Company, the paper puts forward a set of supporting management measures to promote the smooth implementation of the improvement scheme of the standard man-hour system.
