华亭煤业集团物资供应管理优化研究

【摘要】:物资供应管理工作在煤炭企业管理中有着重要地位,对企业的生产经营和投资成本起着非常重要的作用。当前,煤炭市场需求回暖,产能严重过剩问题虽已得到一定程度的控制,煤炭价格维持在合理区间,然而煤炭企业之间的竞争日益白热化。最大限度地削减成本,提高竞争力,成为煤企脱困的途径之一。因此,加强物资供应管理,优化完善物资供应流程,对煤炭企业具有重要的现实意义。在调查、收集、整理大量相关资料的基础上,本文以物资供应管理相关理论为指导,运用SWOT分析方法对华亭煤业集团物资供应公司的优势、劣势、机会、威胁进行分析。通过问卷调查的方法获取了华亭煤业集团物资供应管理在供应商管理、物资供应管理信息系统和库存管理中存在的问题,对其进行了深入研究,确定了华亭煤业集团物资供应管理优化方案。在物资供应商管理方面,本文对物资供应商的开发准入、考核评价及选择体系进行了完善,可以使供应商优胜劣汰,优化供应商队伍。在物资供应管理信息系统中,将以前相对落后的传真询价方式改为网络询价,可为相关业务人员节约大量时间及精力;新增“采购池”及“分配池”功能模块,解决了物资供应管理信息系统将采购计划分配给采购业务员,将到货物资分配给保管员时,少数物资由于物资编码不准确而不能分配给相应业务员的问题;新增综合查询功能模块,对物资供应业务流程进行全面监控,方便业务人员查询,解决了因信息不透明而出现的一些问题。在物资库存管理方面,依据ABC库存分类方法的思路,根据物资的重要程度对仓库内的物资进行重新分类,用不同的方法对不同类别的物资分类管理。本研究将有助于华亭煤业集团公司更好地开发供应商资源,提高供应商队伍稳定性,为公司生产、建设提供可靠的物资供应保障;有助于公司加强企业内部管理,减少损失和浪费,降低生产经营成本;有助于公司盘活库存物资,减少资金占用,节约采购成本,最大程度地帮助集团公司控制和减少物资的浪费。
[Abstract]:Material supply management plays an important role in the management of coal enterprises and plays a very important role in the production management and investment cost of enterprises. At present, the demand of coal market is warming up, the problem of serious overcapacity has been controlled to some extent, and the price of coal has been kept in a reasonable range, but the competition among coal enterprises is becoming more and more intense. To cut costs to the maximum, improve competitiveness, coal enterprises become one of the ways out of difficulties. Therefore, it is of great practical significance for coal enterprises to strengthen the material supply management and optimize the material supply process. On the basis of investigation, collection and collation of a large number of related materials, this paper, guided by the theory of material supply management, analyzes the strengths, weaknesses, opportunities and threats of the material supply company of Huating Coal Industry Group by using SWOT analysis method. The problems of material supply management in supplier management, material supply management information system and inventory management in Huating Coal Industry Group are obtained by questionnaire survey. The optimization scheme of material supply management of Huating Coal Industry Group is determined. In the aspect of material supplier management, this paper improves the development, access, evaluation and selection system of the material supplier, which can make the supplier survive the fittest and optimize the supplier team. In the material supply management information system, we can save a lot of time and energy for the related business personnel by changing the relatively backward fax inquiry mode to the network inquiry mode, and add the function modules of "purchasing pool" and "distribution pool". It solves the problem that the purchasing plan is allocated to the purchasing clerk in the material supply management information system and the goods arriving are distributed to the custodian, but a few materials can not be assigned to the corresponding salesman because of the inaccurate material coding. A new comprehensive query function module is added to monitor the material supply business process in an all-round way, to facilitate the query of business personnel, and to solve some problems arising from the information opacity. In the aspect of material inventory management, according to the idea of ABC inventory classification method, according to the importance of goods and materials, the materials in the warehouse are reclassified, and different kinds of materials are classified and managed by different methods. This research will help Huating Coal Industry Group Company to develop supplier resources better, improve the stability of supplier team, provide reliable material supply guarantee for the production and construction of the company, and help the company strengthen the internal management of the enterprise. To reduce loss and waste, reduce production and operation costs, help the company to activate inventory, reduce the use of funds, save procurement costs, and help the group to control and reduce the waste of materials to the maximum extent.
