【摘要】：BGGM公司是隶属于宝钢股份的主要从事薄板类产品销售的子公司,其中对吉利汽车的汽车板供应是通过区域内宝钢合资加工配送中心为用户剪切和落料配送,宝钢如何在如今激烈竞争的市场环境中以更加有效的库存管理模式、更低的经营成本服务汽车用户,对企业不断扩大市场份额、提升用户满意度和忠诚度将更加重要。在这种环境下积极探索如何改进现有的汽车板供应库存管理模式,通过信息化的手段加强与汽车用户的信息沟通与互动,通过建立以客户需求拉动的宝钢汽车板可视化库存管理模式。实现对汽车板供应来达到最优库存、最低成本、最小风险的精益管理,不断提升宝钢对汽车板客户的服务水平。本文在综合分析了大量文献的基础上,以BGGM公司吉利汽车零部件库存管理为基础,着重分析现行的库存管理中存在的问题,造成供应链效率低下的原因所在,运用科学的库存管理方法针对车型进行分类,提出了吉利汽车板库存管理改进方案,并运用ABC分类法对零部件按车型进行分类管理,对于BC类零部件库存管理采用EOI定期订货模型进行库存管理订货库存管理,针对A类重点零部件运用EOQ经济批量订货方法和VMI库存管理思想,探讨建立吉利汽车可视化汽车用钢需求跟踪系统Visual Supply System(VSS系统),实现零部件供应的预警和自动补货,文中借助可视化技术筹划建立从汽车用户到宝钢再回到用户的全过程库存管理跟踪管控,能够清晰的展现供应各环节上的信息,实现通过对汽车板库存从原料钢卷订货到零部件加工配送的全过程库存管理优化,不断降低汽车零部件供应断点率,减少宝钢所供零部件板材的总库存资金占用,使得BGGM公司汽车板平均库存周期和物料库存数量大幅下降。各个节点企业的高质量信息传递和共享,使得供求关系成为真正意义上的为客户需求所驱动的供应链,保证客户需求信息在传递过程中不失真,提高库存管理的整体绩效,促进宝钢与吉利汽车建立长期稳定的合作伙伴关系。
[Abstract]:BGGM is a subsidiary of Baosteel, which is mainly engaged in the sale of sheet metal products, in which the automobile plate supply to Geely Automobile is delivered to customers through the joint venture processing and distribution center of Baosteel in the region. How to serve automobile users with more effective inventory management mode and lower operating cost in today's competitive market environment, and how to continuously expand market share to enterprises, It will be more important to improve customer satisfaction and loyalty. In this environment, we will actively explore how to improve the existing inventory management model of automobile sheet supply, and enhance the communication and interaction with automobile users through the means of information technology. By establishing the visual inventory management mode of Baosteel automobile sheet driven by customer demand, the lean management of optimal inventory, minimum cost and minimum risk can be achieved by supplying automobile plate. On the basis of the comprehensive analysis of a large number of documents, based on the inventory management of Geely Automobile parts and components of BGGM Company, the problems existing in the current inventory management are analyzed. The reason of the inefficiency of supply chain lies in, applying scientific inventory management method to classify the vehicle type, put forward the improvement scheme of Geely automobile plate inventory management, and use ABC classification method to manage the parts according to the type of vehicle. For BC part inventory management, EOI periodic order model is used for inventory management, and EOQ economic batch ordering method and VMI inventory management idea are used for A key parts. This paper discusses the establishment of Visual Supply System(VSS system, a visual steel demand tracking system for Geely Automobile, to realize the early warning and automatic replenishment of parts and components. With the help of visual technology planning, this paper establishes the whole process inventory management tracking control from automobile users to Baosteel users, which can clearly show the information in all aspects of supply. Through the optimization of inventory management of automobile plate inventory from raw material steel coil to parts processing and distribution, the breakpoint rate of auto parts supply is continuously reduced, and the total stock capital occupation of parts sheet supplied by Baosteel is reduced. The average inventory cycle and the quantity of material inventory of BGGM are greatly reduced. The high quality information transmission and sharing of each node enterprise make the supply and demand relationship become the supply chain driven by customer demand in the true sense. To ensure that customer demand information is not distorted in the transmission process, improve the overall performance of inventory management, and promote Baosteel and Geely Automobile to establish a long-term and stable partnership.
