【摘要】:随着全球经济的快速发展,企业之间的竞争日趋激烈。全球信息化网络和全球竞争性市场形成,使得企业之间的竞争不再简单是产品的竞争,而是发展为有效的供应链之间的竞争。供应链理论的提出和发展,为企业的经营管理提出了新的方法和思路。只有不断提高企业供应链上各个环节的运营效率,不断降低各相应环节的营运成本,才能不断增强企业的综合竞争力。特别对于制造型企业来说,如何提高产能,降低库存,快速反应,满足市场供应需求,是获取竞争力,赢得客户的关键。采购管理是供应链管理的重要内容之一。采购管理绩效的优劣,直接关系到企业经营运作的效率和效果的好坏,甚至影响到企业战略目标和可持续发展的实现。 在此背景下,论文选取AK企业作为研究对象进行采购管理模式研究。首先对供应链环境下的采购管理理论进行阐述,分析国内外采购管理的现状,指出了国内外采购发展的趋势。然后说明AK公司的背景及经营管理现状,尤其是采购管理的现状,根据目前公司发展过程中采购部门在实际操作过程中的具体事例找到企业采购管理存在的问题,从组织结构、信息沟通建设、采购形式、仓储管理和供应商关系管理等方面分析问题产生的根源,然后结合AK企业实际情况,针对存在的制约企业发展的问题,提出在制约问题方面的改进方案。在充分整合各部分的功能,提出新的采购结构流程,依据此流程表述各部分的关联关系。具体分为几个方面:明确采购部门的采购职能,重新规划采购组织,及依托集团采购中心为平台的进行采购;构建信息化采购管理模式,促进与供应商的沟通联系;对原材料进行科学分类管理,保障供应,引入外包策略,提高企业的反应能力和市场竞争力;引进先进的库存管理方法,如ABC分类管理,JIT库存管理和VMI供应商库存管理等;重新认识供应商的关系管理,,与之建立协同合作的发展关系。 通过研究分析AK公司采购管理模式,根据发现的问题,结合供应链环境下的采购管理的理论知识,理论结合实际,构建新的管理模式,希望借此对AK的采购管理有所改进,也同时希望会对同类型的企业提供指导和借鉴意义。
[Abstract]:With the rapid development of the global economy, the competition between enterprises is becoming increasingly fierce.With the formation of global information network and global competitive market, the competition between enterprises is not simply the competition of products, but also the competition between supply chains.With the development of supply chain theory, new methods and ideas are put forward for the management of enterprises.Only by continuously improving the operation efficiency of each link in the enterprise supply chain and reducing the operating cost of each corresponding link can the comprehensive competitiveness of the enterprise be continuously enhanced.Especially for manufacturing enterprises, how to improve production capacity, reduce inventory, respond quickly and meet the demand of market supply is the key to gain competitiveness and win customers.Procurement management is one of the important contents of supply chain management.The performance of purchasing management is directly related to the efficiency and effect of enterprise operation, and even affects the realization of strategic objectives and sustainable development of enterprises.Under this background, the thesis chooses AK enterprise as the research object to carry on the procurement management pattern research.Firstly, the paper expounds the purchasing management theory in the supply chain environment, analyzes the current situation of procurement management at home and abroad, and points out the trend of procurement development at home and abroad.Then explain the background and management of AK company, especially the current situation of procurement management, according to the current development of the company procurement department in the actual operation process of specific cases to find the problems of enterprise procurement management, from the organizational structure,This paper analyzes the root causes of the problems in the aspects of information communication construction, procurement form, warehouse management and supplier relationship management, and then combines with the actual situation of AK enterprises, aiming at the problems that restrict the development of the enterprises.Put forward the improvement plan in the aspect of restriction problem.After fully integrating the functions of each part, a new procurement structure flow is proposed, according to which the relationship of each part is expressed.It can be divided into several aspects: clarifying procurement function of purchasing department, replanning procurement organization and purchasing on the platform of group purchasing center, constructing information procurement management model, promoting communication and contact with suppliers;Scientific classification management of raw materials, guarantee of supply, introduction of outsourcing strategy, improvement of response ability and market competitiveness of enterprises, introduction of advanced inventory management methods, such as ABC classification management and VMI supplier inventory management, etc.Re-understand supplier relationship management and establish cooperative development relationship with supplier.By studying and analyzing the purchasing management mode of AK Company, according to the problems found, combining the theory knowledge of purchasing management under the supply chain environment, combining theory with practice, the paper constructs a new management mode, hoping to improve the purchasing management of AK.At the same time, I hope to provide guidance and reference to the same type of enterprises.
