基于平衡计分法的J公司供应商合作伙伴关系管理

【摘要】:随着全球经济一体化进程的不断加快,企业控制成本的压力不断加大,客户对于产品和服务的差异化要求越来越高,当下企业之间的竞争不仅停留在企业个体之间的竞争,还扩展到企业的供应链与供应链之间的竞争。许多跨国企业借助寻找本地供应链合作伙伴实现了质量,成本,交期,生产柔性,财务指标以及其它一系列运作指标的全面改善和提升。与此同时,由于供应链各节点企业之间存在协同性问题,信任度问题,利益分配问题,核心技术保护问题等,供应链合作伙伴的选择,合作关系的定位,合作绩效的考评以及基于考评结果的管理和激励措施对于解决上述问题起到至关重要的作用。本文在研读了国内外前人研究成果的基础上,以J公司为研究对象,具体分析了该公司同其代理生产企业合作现状,合作关系管理现状,比较其同竞争对手在供应商合作关系管理上的差异,通过现场调研和比较分析,找出问题,并为J公司设计制定了一套平衡计分卡,希望通过平衡计分法找到目前J公司在供应商合作关系管理方面存在的不足,并根据考评结果,制订相应的管理和激励机制,从而实现J公司在供应商合作伙伴关系管理方面的持续改进。最后,对平衡计分法未来在企业中的运用和发展进行展望。
[Abstract]:With the acceleration of the process of global economic integration, the pressure to control the cost of enterprises is increasing, and the customers have higher and higher requirements for the differentiation of products and services. At present, the competition among enterprises not only stays in the competition among individual enterprises. Also extends to the enterprise's supply chain and the competition between the supply chain. By looking for local supply chain partners, many multinationals have achieved overall improvement and upgrading in terms of quality, cost, delivery time, production flexibility, financial indicators and a range of other operational indicators. At the same time, due to the problems of synergy, trust, benefit distribution, core technology protection and so on, the selection of partners in supply chain, the orientation of cooperation relationship, etc. The evaluation of cooperative performance and the management and incentive measures based on evaluation results play an important role in solving the above problems. On the basis of studying the previous research results at home and abroad and taking J Company as the object of study, this paper analyzes the current situation of cooperation between the company and its agent manufacturing enterprises, and the current situation of cooperative relationship management. By comparing the differences between them and their competitors in the management of supplier partnership, the problems are found out through field investigation and comparative analysis, and a set of balanced scorecard is designed for J Company. The author hopes to find out the deficiency of J company in the management of supplier's cooperative relationship through balanced scoring method, and make the corresponding management and incentive mechanism according to the evaluation results. In order to achieve J company in the supplier partnership management continuous improvement. Finally, the application and development of balanced scorecard in enterprises in the future are prospected.
