中粮肇东公司物资储运实施5S现场管理的研究

【摘要】:物资仓储和运输是现代大型生物能源企业不可缺失的重要组成部分,储运现场作为企业物流枢纽,其运作管理是否安全、高效、快捷、低成本对现代企业管理有着举足轻重的作用。通过规范和优化物资储运现场管理,可使各类产成品及原辅料、备品备件等物资在供应链上加速流动,使企业获得更大的经济效益、安全效益和文化效益。 本人运用运营管理的相关分析方法,对中粮肇东公司在物资储运现场管理的改进方面进行了研究。借鉴和引入了世界领先的5S优秀管理理念,结合公司储运现场的实际情况,设计了一套适合中粮肇东公司特色的储运现场实施5S管理的方案,以期进一步完善和优化储运现场管理。通过规范化、条理化、科学化管理,达到提高工作效率,降低储运成本,提升作业水准的作用。 首先,对中粮肇东物资储运现场管理进行了基础调研,对主要作业流程,以及储运的优、劣势进行了深入分析,找出其中存在的问题。从这些问题入手,结合公司物资储运现场管理实际情况,深入探讨成因,追根溯源,找出症结。再借助有效的研究方法进一步分析、解决和优化,为实施5S现场管理扫除障碍。 其次,基于基础调研和分析思考,确定了公司物资储运实施5S现场管理方案。为确保5S现场管理不流于形式,真正落到实处,拟先实施3S基础管理,通过反复强化“整理”、“整顿”和“清扫”,在循序渐进中巩固和提升。以对作业空间的系统化管理,实现“整理”。以对作业时间的系统化管理,实现“整顿”。以对脏污、故障的系统化管理,实现“清扫”。在夯实这3S基础之后,再以强化现场的持续提升管理,实现“清洁”。以强化现场的氛围、气候管理,实现“素养”,实现由3S到5S的最终转变。通过从3S到5S递进式实施,有序推进持续进步。同时找出最适合公司物资储运实际情况的几种作业方法,如五向求因分析法、六自问分析法等。选定了几种能有效提升运作水平的管理工具,如提案改善、红牌作战、戴明环等。 最后,针对物资储运实施5S现场管理方案的实施,强调分析了三个方面的保证。有组织的保证,才有贯彻到底的执行力,才使实施逻辑严谨、有序提升。有制度标准的保证,才有实施目标的强化分解,以制度为主,以流程为铺,结合专业化的知识,,形成基础标准规范,才能使方案有效实施,落地生根。有考核评价的保证,以客观的衡量指标做公平、公正、公开的考核评价,奖勤罚懒,激励进步,切实消除员工的侥幸心理,才能确保全员积极投入到方案实施的实践中来。相信通过此方案的有效实施,必将为中粮肇东公司进一步夯实储运管理基础,节约储运成本,提高运营效率起到重要的作用!
[Abstract]:Material storage and transportation is an important part of modern large bioenergy enterprises. As a logistics hub, storage and transportation site is safe, efficient and fast. Low cost plays an important role in modern enterprise management. By standardizing and optimizing the field management of material storage and transportation, all kinds of finished products, raw and auxiliary materials, spare parts and other materials can be speeded up in the supply chain, and the enterprises can obtain greater economic, safety and cultural benefits. This paper studies the improvement of material storage and transportation site management in COFCO Zhaodong Company by using the relevant analysis method of operation management. Drawing lessons from and introducing the world's leading 5S excellent management concept and combining with the actual situation of the company's storage and transportation site, a set of plan for implementing 5S management on the storage and transportation site suitable for the characteristics of COFCO Zhaodong Company is designed. In order to further improve and optimize storage and transportation site management. Through standardized, orderly and scientific management, it can improve the working efficiency, reduce the cost of storage and transportation, and improve the level of operation. First of all, the field management of material storage and transportation of Cofco Zhaodong is investigated, and the main operation flow, as well as the advantages and disadvantages of storage and transportation are deeply analyzed, and the existing problems are found out. Starting from these problems, combined with the actual situation of material storage and transportation site management, the causes of formation, trace back to the source, find out the crux of the problem. Further analysis, solution and optimization are carried out with the help of effective research methods to remove obstacles for the implementation of 5S site management. Secondly, based on basic investigation and analysis, the 5 S site management scheme of material storage and transportation is determined. In order to ensure that 5S site management is not just a formality, it is proposed to carry out 3s basic management first, and to consolidate and promote it step by repeatedly strengthening "sorting", "rectifying" and "cleaning". In order to the systematic management of the work space, to achieve "collation". In order to the systematic management of the operation time, to achieve "rectification". In order to systematize the management of dirt and malfunction, realize "cleaning". After the consolidation of the 3 S foundation, to strengthen the continuous management of the site, to achieve "clean." In order to strengthen the scene atmosphere, climate management, achieve "literacy", to achieve the final transformation from 3s to 5S. From 3 S to 5 S progressive implementation, orderly promotion of continuous progress. At the same time, find out the most suitable for the actual situation of material storage and transportation of several operational methods, such as five-direction factorial analysis, six self-question analysis method and so on. Several management tools are selected, such as proposal improvement, red card combat, Dai Minghuan and so on. Finally, according to the implementation of 5S site management scheme for material storage and transportation, three aspects of guarantee are emphasized. The organization guarantees, only then has the execution ability to carry through to the end, only then causes the implementation logic to be rigorous, the orderly promotion. Only when there is the guarantee of system standard, can we strengthen the decomposition of the implementation goal, take the system as the main task, take the process as the base, combine with the specialized knowledge, form the basic standard and norm, and make the scheme carry out effectively and take root on the ground. With the assurance of assessment, fair, fair and open evaluation with objective measure index, rewards and punishment, encouragement and progress, and eliminating the fluke mentality of employees, the whole staff can be ensured to actively participate in the implementation of the plan. I believe that the effective implementation of this scheme will further consolidate the management of storage and transportation for Cofco Zhaodong Company, save the cost of storage and transportation, improve operational efficiency plays an important role!
