外商在华投资代工企业发展战略研究

【摘要】:代工模式是发展中国家融入全球生产制造网络的重要途径,在我国经济发展过程中发挥了重要作用。近几年,随着企业规模的不断扩大,现在企业发展的产业结构与市场竞争和经济形势间的矛盾日益凸显,原有的粗放经营模式已经不能适应新形势的需要。企业的劳动力成本和原材料成本逐渐增加,其它生产要素的优势也逐渐减弱,环境保护的呼声日益高涨,中国企业以及外商在华投资的企业,特别是代工企业,进行战略调整迫在眉睫。 论文以外商投资公司A为例,深度分析外商在华投资代工企业所面临的困境与对策。论文在前人研究的基础上,运用SWOT分析方法,,研究了A公司的优势、劣势、机会与威胁,并给出了相应的策略组合。进一步结合迈克尔波特的竞争优势理论,得到低成本战略是A公司当前适合的战略,以人力资源管理和供应链为突破口是促进企业走出困境的重要途径。在人力资源管理方面,论文从外籍高层管理人员、间接员工、晋升和薪酬体制以及派遣工使用等方面分析了A公司造成取得成本、使用成本、开发成本和离职成本过高的原因,并给出了相应的对策。供应链管理方面,从人才专业化、信息化、库存管理模式以及供应链上企业间关系等方面提出了改进措施。论文的研究成果有助于代工企业及时认识到目前发展的局限性,并为其在华发展提供了战略分析和对策,具有一定的指导意义和实用价值。
[Abstract]:The mode of contract manufacturing is an important way for developing countries to integrate into the global production and manufacturing network and plays an important role in the economic development of our country. In recent years, with the continuous expansion of enterprise scale, the contradiction between the industrial structure of enterprise development and market competition and economic situation has become increasingly prominent, and the original extensive management model can no longer meet the needs of the new situation. The labor and raw material costs of enterprises are gradually increasing, the advantages of other factors of production are gradually weakening, and the voice of environmental protection is rising day by day. Chinese enterprises and enterprises with foreign investment in China, especially contract manufacturing enterprises, Strategic adjustment is imminent. Taking A foreign investment company as an example, this paper deeply analyzes the difficulties and countermeasures faced by foreign investment contract enterprises in China. On the basis of previous studies, this paper studies the strengths, weaknesses, opportunities and threats of company A by using SWOT analysis method, and gives the corresponding combination of strategies. Further combining Michael Porter's theory of competitive advantage, it is concluded that low cost strategy is a suitable strategy for company A at present. Taking human resource management and supply chain as the breakthrough point is an important way to promote enterprises to get out of the predicament. In the aspect of human resource management, the paper analyzes the reasons for the high cost of obtaining, using, developing and leaving company A from the aspects of foreign senior management, indirect staff, promotion and salary system, and the use of dispatch workers. The corresponding countermeasures are given. In the aspect of supply chain management, the improvement measures are put forward from the aspects of talent specialization, informatization, inventory management model and the relationship between enterprises in the supply chain. The research results of this paper are helpful for contract enterprises to realize the limitation of current development in time, and provide strategic analysis and countermeasures for their development in China, which has certain guiding significance and practical value.
