SYD公司采购管理优化设计

【摘要】:随着全球经济一体化的迅速推进以及互联网技术的蓬勃应用,企业采购已经不再简单的买和卖,供应商管理也摒弃了传统相互竞争的观念,逐渐转变成为各个成员企业为了价值的实现共同合作,创造双赢的活动,供应链管理已经是核心竞争力的重要组成部分。因此,如何发现企业采购管理中存在的问题,提升采购水平,使得采购管理能够为发展战略服务,从而提升企业核心竞争力,对当今企业来说意义重大。 本文选择SYD公司作为研究对象,通过对公司采购管理现状的分析,指出其中的问题,提出改进策略。作者介绍了采购管理的重要概念和发展历程,对供应链管理理论和供应商管理理论进行了综述。从采购分类、采购组织管理和流程管理等方面介绍了SYD公司采购现状,指出了公司在供应商管理和采购流程方面存在的问题。针对供应商管理的问题,作者通过头脑风暴法建立了供应商评估指标体系,利用层次分析法计算了指标权重,利用模糊综合评价法对现有的供应商进行了评价,制定有针对性的管理和激励措施。针对组织管理存在的问题,本文建议成立专业化的采购管理部门,部门内部分为业务岗位和后勤岗位,使得分工更加专业。针对流程管理存在的问题,制定了采购部门的工作目标,在其指引下提出了采购流程的再造,制定了具体的实施步骤。最后,提出了领导支持、组织保障、企业文化宣传、持续改进机制建立、绩效考核监督等配套措施,希望本文制定的改进策略能够真正帮助企业提高采购效率,降低成本,提升公司的竞争力。
[Abstract]:With the rapid development of global economic integration and the vigorous application of Internet technology, enterprise procurement is no longer simple to buy and sell, and supplier management has abandoned the traditional concept of competition. The supply chain management is an important part of the core competence. Therefore, how to find the problems existing in the enterprise procurement management, improve the procurement level, make the procurement management can serve for the development strategy, thus enhance the core competitiveness of enterprises, which is of great significance to today's enterprises. In this paper, SYD Company is selected as the research object, through the analysis of the current situation of company purchasing management, the problems are pointed out, and the improvement strategy is put forward. This paper introduces the important concepts and development course of purchasing management, and summarizes the theory of supply chain management and supplier management. This paper introduces the purchasing status of SYD company from the aspects of purchasing classification, purchasing organization management and process management, and points out the problems in supplier management and purchasing process. Aiming at the problem of supplier management, the author establishes the supplier evaluation index system by brainstorming method, calculates the index weight by AHP, and evaluates the existing supplier by using fuzzy comprehensive evaluation method. Develop targeted management and incentive measures. Aiming at the problems existing in organization management, this paper suggests the establishment of specialized purchasing management department, which is divided into business posts and logistics posts, which makes the division of labor more professional. Aiming at the problems existing in process management, the working goal of procurement department is formulated, under its guidance, the reengineering of procurement process is put forward, and the concrete implementation steps are formulated. Finally, the paper puts forward some supporting measures, such as leadership support, organizational support, corporate culture propaganda, continuous improvement mechanism establishment, performance evaluation and supervision, etc. It is hoped that the improvement strategies formulated in this paper can really help enterprises to improve procurement efficiency and reduce costs. Improve the competitiveness of the company.
