基于“五力”模型分析的广西YD公司企业发展战略

【摘要】:2008年国内电信运营商进行新一轮的重组,中国电信市场在未来几年将进入竞争日益加剧的全新的发展阶段。在这种背景下,广西YD公司如何清楚辨析企业的竞争力所在,进而制定有效的发展战略已成为近期广西YD公司需要面临并迫切需要解决的问题。本文在电信市场全业务运营的背景环境下运用战略管理理论中的波特“五力”模型,对广西YD公司面临的全业务竞争环境的背景进行分析,得出广西YD公司既面临着全业务运营的考验,同时也面临着业务转型机遇。为摸清全业务背景下的内外部环境,运用战略管理SWOT分析,得出现有的内外部环境评估,并且在“五力模型”基础上特别针对“政府政策约束”、“技术进步”和“互补品提供者”这三个更加切合运营商实际的因素进行了着重分析。在对广西YD公司用户产品的需求分析中,采用Bass模型预测2012—2015年移动用户增长趋势,定性、定量得出,国家宏观环境及广西经济的发展对广西移动通信发展提供较好的外部环境,并且随着通信技术的发展和产业结构调整,移动互联网发展应抓住调整的机遇,赢得新用户、新业务进行良性发展。在此分析基础的上,依据波特的战略管理模型建立战略分解三环节:分析、制定、实施,并将这战略管理体系的核心三部分拓展为六个层级的金字塔形结构,这一结构的优点是可以更为直观的显示企业战略管理的过程、以及各部分自上而下的衔接性和层级性。进而在行业现状基础上得出了战略分解体系图,依据战略图就广西YD公司的战略要求、定位进行细化,重点对战略思路、方案进行论述,战略思路为:以移动为核心,以价值化为主线的开展全业务转型,并得出战略目标和战略方案。最后在战略理论分析和广西YD公司的战略路径选择基础上进一步细化公司在全业务环境下的企业战略管理,分别从创新TD发展、信息化产品多样化、商业模式转型等八个方面完整的阐述了广西YD公司的战略要点,最终得出符合广西YD公司运营实际的战略实施要点。
[Abstract]:With a new round of restructuring of domestic telecom operators in 2008, the Chinese telecom market will enter a new stage of competition in the next few years. Under this background, how to distinguish the competitiveness of enterprises clearly and how to formulate an effective development strategy for Guangxi YD Company has become a problem that Guangxi YD Company needs to face and solve urgently in the near future. Based on the "five forces" model of strategic management theory, this paper analyzes the background of the full-service competition environment faced by Guangxi YD Company under the background of full-service operation of telecom market. The conclusion is that Guangxi YD Company is faced with both the test of the whole business operation and the opportunity of business transformation. In order to find out the internal and external environment under the whole business background, using the SWOT analysis of strategic management, the present internal and external environment evaluation is obtained, and the "government policy constraint" is specially aimed at on the basis of the "five forces model". Three more practical factors, technology progress and complementary supplier, are analyzed. In the demand analysis of YD products in Guangxi, the Bass model is used to predict the growth trend of mobile users in 2012-2015. The qualitative and quantitative results are obtained. With the development of communication technology and the adjustment of industrial structure, the development of mobile Internet should seize the opportunity of adjustment and win new users. The new business is well developed. On the basis of this analysis, according to Porter's strategic management model, three links of strategic decomposition are established: analysis, formulation, implementation, and the expansion of the core three parts of the strategic management system into a six-level pyramid structure. The advantage of this structure is that it can show the process of enterprise strategic management more intuitively, as well as the cohesion and hierarchy of each part from top to bottom. Then on the basis of the current situation of the industry, the paper draws the strategic decomposition system diagram, according to the strategic map of Guangxi YD company's strategic requirements, positioning to refine, focus on the strategic thinking, program, strategic thinking: mobile as the core of the strategic thinking, Take the value as the main line to carry on the whole business transformation, and obtains the strategic goal and the strategic plan. Finally, on the basis of the strategic theory analysis and the strategic path selection of Guangxi YD Company, we further refine the company's strategic management in the whole business environment, developing from the innovative TD to the diversification of information products, respectively. Eight aspects, such as the transformation of business model, have completely expounded the strategic key points of Guangxi YD Company, and finally come to the key points of strategic implementation in line with the actual operation of Guangxi YD Company.
