GL公司物流管理现状及优化策略研究

【摘要】:物流管理是零售连锁企业经营管理活动中非常重要的一环。在行业竞争日趋激烈的今天,如何提高顾客服务水平,降低经营成本,是每个商业企业追求的目标。服务水平与经营成本是一对具有相对趋势走向的指标,服务水平的提高必然会带来经营成本的上升。然而,值得注意的是,企业可以通过技术方面的提升在降低经营成本的同时,还可以保持一定的服务水平。因此,零售连锁企业物流管理的主要任务在于,在满足门店一定服务水平的前提下,如何通过技术优化尽可能降低库存水平,提高其物流系统的效率,从而提升本企业的综合竞争力。GL公司是一家典型的快消品零售连锁企业,近几年其门店数量规模扩张迅速,但由于其物流管理上存在诸多问题,在一定程度上影响了其发展步伐和利润水平,因此如何提高物流管理水平也是GL公司发展必须克服的难题。本文首先分析了GL公司物流管理的现状,然后分别介绍了目前物流管理的相关理论方法。在此理论方法基础上,指出了GL公司物流管理中存在的主要问题,包括库存积压、门店商品缺货、仓库拣货作业效率低下、配送中心信息系统落后等。本文然后对这些问题进行了深层次的原因分析,包括供需牛鞭效应、补货策略不系统、仓库管理存在不足、项目预算投入不够等。本文在分析问题的基础上,提出了物流管理的优化策略,包括实施联合库存管理消除供需牛鞭效应;结合快消品的特点进行ABC分类管理关注重点商品,引入自动补货系统优化补货策略;采用RFID无线终端提升作业效率、使用播种拣货方式、蚂蚁搬家法优化作业流程,加强人员培训提高服务水平;加大信息建设投入,对信息系统配送中心管理子系统提出优化建议等。为了保证优化策略的实施,本文提出物流管理优化应该得到的一些实施保障,包括组织与人才保障、资金保障、信息技术保障、管理保障等。最后,对论文研究内容进行了总结,分析了本文研究过程中的一些不足之处,并阐述了下一步的研究方向。本文提出针对物流管理优化的策略。已有部分在GL公司得到了实践,取得了较为积极的改善效果,这对类似GL公司业态的企业,特别是对快消品连锁企业的物流管理改善也具有一定的参考价值。
[Abstract]:Logistics management is a very important part of the management activities of retail chain enterprises. In today's increasingly competitive industry, how to improve the level of customer service and reduce operating costs, Service level and operating cost are a pair of indicators with relative trend trend. The improvement of service level will inevitably bring about an increase in operating cost. However, it is worth noting that, Enterprises can reduce operating costs and maintain a certain level of service through technological upgrading. Therefore, the main task of logistics management of retail chain enterprises is to meet the premise of a certain level of service in stores. How to reduce the inventory level and improve the efficiency of the logistics system through the optimization of technology, so as to enhance the comprehensive competitiveness of the enterprise. GL is a typical fast consumer retail chain enterprise. In recent years, the number of its stores has expanded rapidly. However, due to the existence of many problems in its logistics management, to a certain extent, it has affected the pace of its development and the level of profits. Therefore, how to improve the level of logistics management is also a difficult problem for GL company to overcome. Firstly, this paper analyzes the current situation of GL company logistics management, and then introduces the relevant theories and methods of logistics management. This paper points out the main problems in the logistics management of GL Company, including the overstock of inventory, the shortage of goods in stores, the low efficiency of picking goods in warehouse, the backward information system of distribution center, and so on. Then, the paper makes a deep analysis of the reasons for these problems. Including the bullwhip effect between supply and demand, the replenishment strategy is not systematic, the warehouse management is insufficient, the project budget investment is insufficient, etc. Based on the analysis of the problems, this paper puts forward the optimization strategy of logistics management. Including the implementation of joint inventory management to eliminate the bullwhip effect between supply and demand; combined with the characteristics of fast goods, ABC classification management focus on key commodities, the introduction of automatic replenishment system to optimize replenishment strategy; using RFID wireless terminal to improve the efficiency of operations, In order to ensure the implementation of the optimization strategy, the ant moving method optimizes the operation flow, strengthens the personnel training and improves the service level, increases the input in the information construction, puts forward the optimization suggestion to the information distribution center management subsystem, and so on, in order to ensure the implementation of the optimization strategy. This paper puts forward some implementation guarantees for logistics management optimization, including organization and talent security, capital security, information technology guarantee, management guarantee, etc. Finally, the paper summarizes the research contents of this paper. This paper analyzes some deficiencies in the course of this research, and expounds the next research direction. This paper puts forward some strategies for optimizing logistics management. Some of them have been put into practice in GL Company, and some positive improvement results have been obtained. This also has certain reference value for the improvement of logistics management of enterprises similar to GL company, especially to the chain enterprises.
