电子看板管理系统在A公司的设计与应用

【摘要】:看板是基于精益思想的一种拉动式的生产物流控制方法。如今,看板作为一种先进的管理手段,在生产制造和服务领域被大量地推广和使用。汽车零部件生产企业属于小批量多品种生产企业,生产过程往往比较复杂,生产工艺繁琐多变。如何恰当地运用看板技术将成为改善这类企业生产绩效的关键所在。 A公司是一家从事汽车零部件研发和制造业务的在华外资企业,为了应对汽车制造业在中国的快速发展,先后于2004年和2010年在上海成立了贸易公司和制造工厂。随着生产规模迅速扩大,现有的流程与体系已经无法满足日益复杂的生产环境和客户要求,导致A公司在成本和质量控制等方面出现了问题。 本文在对看板管理相关理论进行综述的基础上,结合A公司生产物流的现状分析,提出了A公司面临成本和质量控制两个主要问题,并把导致上述问题的原因总结为生产物流流程不完善以及标准化缺失、半成品生产计划不合理和不良品处理流程及追溯系统缺陷等三个方面。然后,针对上述原因,本文具体描述了电子看板管理系统在A公司的设计理念与价值体现,并相应地在标准化建设、流程控制、半成品生产计划和不良品管理等几个方面基于电子看板管理进行了重新设计并付诸于实施。最后,通过实施电子看板管理系统前后在盘点准确率、流程和库存控制、先进先出与可追溯性管理及不良品处理等方面的对比,证实电子看板管理系统对解决成本和质量控制等问题的有效性。
[Abstract]:Kanban is a kind of pull-type production logistics control method based on lean thinking. Nowadays, Kanban, as an advanced management method, is widely used in the production, manufacturing and service fields. How to properly use Kanban technology will become the key to improve the performance of such enterprises.
Company A is a foreign-funded enterprise engaged in the R&D and manufacturing of automotive parts in China. In order to cope with the rapid development of automotive industry in China, trade companies and manufacturing factories were established in Shanghai in 2004 and 2010. With the rapid expansion of production scale, the existing processes and systems have been unable to meet the increasingly complex production. Environment and customer requirements have led to problems with A in terms of cost and quality control.
Based on the review of Kanban management theory and the analysis of the current situation of production logistics in Company A, this paper puts forward two main problems of cost and quality control faced by Company A, and summarizes the reasons for these problems as imperfect production logistics process and lack of standardization, unreasonable semi-finished product production plan and defective products. Then, in view of the above reasons, this paper describes the design concept and value embodiment of electronic Kanban management system in Company A, and redefines the electronic Kanban management system based on standardization construction, process control, semi-finished product production planning and defective product management. Finally, through the comparison of inventory accuracy, process and inventory control, FIFO, traceability management and defective goods disposal before and after the implementation of electronic Kanban management system, the effectiveness of electronic Kanban management system in solving cost and quality control problems is confirmed.
