X公司门机线精益改善项目管理应用研究

【摘要】：经过三十多年的高速发展,中国经济进入了一个整合、转型的新常态。在经济新常态的大环境中,管理创新成为驱动企业持续发展的关键。X公司是中国绿色电梯第一品牌,致力于电扶梯产品的研发、生产制造以及安装维修保养。面对激烈的市场竞争,X公司从2009年开始尝试推动和实施精益改善,以期优化流程,减少浪费,提高效率,确保质量、满足市场多元化的需求。门机是电梯的重要部件,对电梯的安全运行起着至关重要的作用。X公司针对门机线的生产进行了精益改善方面的应用研究。本文以X公司门机线为应用实例,运用项目管理、精益生产的理论知识,结合门机线在X公司的实际运作情况,进行了精益改善项目管理应用研究。本文首先对项目管理、精益生产、精益改善项目管理基础理论进行了研究和总结,查阅、学习行业内项目管理与精益生产的应用案例,借鉴公司及行业内开展精益改善项目管理的实际实施经验。然后,以X公司门机线精益改善项目为实例,研究分析了精益改善项目管理在X公司实施推广的可行性和必要性,并对实施过程中存在的一些问题进行了分析研究,规划制定了一整套门机线精益改善项目管理的实施办法,并对整体方案做了较全面的深入研究,并跟进了整体方案的实施过程。通过对门机线精益改善项目管理实施前后的对比,总结项目实施效果,并通过标准作业的形式对项目成果进行巩固、推广。最后,对项目实施过程中取得的成果及存在的问题进行归纳总结,并对存在的问题进行了思考,希望通过该项目的实施给行业内进行精益改善项目管理提供一些参考。
[Abstract]:After more than 30 years of rapid development, China's economy has entered a new normal of integration and transformation. In the environment of the new normal economy, management innovation has become the key to the sustainable development of enterprises. X Company is the first brand of green elevator in China. Committed to the development, manufacturing, installation and maintenance of escalator products. In the face of fierce market competition, X Company has been trying to promote and implement lean improvement since 2009, in order to optimize the process, reduce waste, improve efficiency and ensure quality. To meet the diverse needs of the market. The door crane is an important part of the elevator, It is very important to the safe operation of elevator. X Company has carried on the application research of lean improvement to the production of door crane line. This paper takes X company door crane line as an application example and applies the theory knowledge of project management and lean production. Combined with the actual operation of door crane line in X Company, the application of Lean improvement Project Management is studied. Firstly, the basic theories of Project Management, Lean production and Lean improvement Project Management are studied and summarized in this paper. Study the application cases of project management and lean production in the industry, draw lessons from the practical implementation experience of developing lean improvement project management in the company and the industry. Then, take X company doorknob line lean improvement project as an example, This paper analyzes the feasibility and necessity of the implementation of Lean improvement Project Management in X Company, analyzes and studies some problems existing in the implementation process, and plans and formulates a set of implementation methods for Lean improvement Project Management of door Crane Line. It also makes a comprehensive and in-depth study on the whole project, and follows up the implementation process of the whole project. Through the comparison of the project management before and after the implementation of the lean improvement project on the doorknob line, the effect of the project implementation is summarized. And through the form of standard work to consolidate and promote the project achievements. Finally, the achievements and problems in the implementation of the project are summarized, and the existing problems are considered. Hope to provide some reference for lean improvement project management through the implementation of the project.
