【摘要】:企业的管理水平影响着企业的经营状况与盈利水平,在项目制的企业中,管理项目进度的水平反映着该企业的管理水平。当前常用的项目进度管理方法是关键路径法和计划评审技术,这两种方法为企业的进度管理和任务分配提供了理论基础,以此受益的企业数不胜数。然而随着柔性化、定制化等生产要求的提出,多项目并发的情况日益普遍,项目工期的控制更趋严格,成本控制更是众多企业追求的战略优势。这种情况下,传统的项目管理技术已经无法满足当前的管理需求,而基于约束理论的关键链技术的出现和广泛研究,为解决了这一问题指明了方向。关键链理论与传统方法最大的区别在于关键链理论考虑了资源的约束,它把资源的约束附加到工序约束上,通过缓冲区的设置和管理,减少管理中由于人为因素和不确定因素导致的工期延期。同时,资源约束理论为多项目并行的项目进度管理困境指出了解决方向,受限资源的调配也成为当今学术界的研究方向。本文首先回顾了传统的项目管理理论,然后结合国内外的研究现状,对关键链技术的各个要点进行了详细的分析。同时,结合企业案例,对多项目进度延误问题进行原因分析,并提出改进策略。本文针对多项目条件下受限资源的调配方式给出了有益的探索方案,同时使用根方差法来设置缓冲区,并通过考察缓冲区消耗与项目进度的比例,改进现有缓冲区管理方法。最后通过自主编制信息化软件来验证理论模型,取得了正面的效果。
[Abstract]:The management level of the enterprise affects the operating condition and the profit level of the enterprise. The level of project schedule management reflects the management level of the enterprise. At present, the common methods of project schedule management are the critical path method and the plan review technology, which provide the theoretical basis for the schedule management and task assignment of the enterprise. However, with the introduction of production requirements such as flexibility and customization, the concurrency of multi-projects is becoming more and more common, and the control of project duration becomes more stringent. Cost control is a strategic advantage pursued by many enterprises. In this case, the traditional project management technology can no longer meet the current management needs, and the emergence and extensive research of key chain technology based on constraint theory. The biggest difference between the critical chain theory and traditional methods is that the critical chain theory considers the constraints of resources, which attach the constraints of resources to process constraints, and set and manage buffer zones. At the same time, the theory of resource constraint points out the way to solve the difficulties of multi-project parallel project schedule management. The allocation of restricted resources has also become the research direction of the academic circles. This paper reviews the traditional project management theory, and then analyzes the key points of the key chain technology in detail according to the current research situation at home and abroad. Based on the enterprise case, this paper analyzes the reasons for the delay in the progress of multi-projects, and puts forward the improvement strategy. This paper presents a beneficial exploration scheme for the allocation of limited resources under multi-project conditions, and sets up buffer zones by using the root variance method at the same time, the method of root variance is used to set up the buffer zone. By investigating the ratio of buffer consumption to project schedule, the existing buffer management method is improved. Finally, the theoretical model is verified by independently compiling information software, and the positive results are obtained.
