基于CCPM的船舶建造进度管理研究

【摘要】:船舶建造计划指导船舶建造项目的实施,合理有效的项目计划可以非常有效的安排生产工作、极大的提升瓶颈资源的利用率,并且减少在生产当中的不确定性因素,使得项目计划的指导性能够很好的实现。所以,科学的制定项目计划,并对船舶建造项目进行管理决定着造船公司的管理水平和生产力水平。在造船公司从传统模式向精益建造模式转变的今天,造船管理水平和计划管理水平的提高是实现造船业做大做强的关键性因素。项目管理发展到今天,已历经半个多世纪,随着科学技术水平的快速发展,很多造船公司将项目管理技术使用到实际建造项目中的速度也在加快,项目管理在造船项目中的使用越来越多,不仅改善了船舶建造的管理水平,而且大大的提高了船舶建造效率,使得国内的船舶建造公司在世界船舶建造行业中的竞争力变的越来越强。本论文针对基于关键链的项目管理深入学习研究的基础之上,通过改善传统的项目管理,引进基于关键链的项目管理(CCPM)到船舶建造进度的管理之中,以取得更加好的管理效果。本文将从以下四个方面开展研究:⑴国内船舶建造进度管理近况。分析国内造船公司现行的船舶建造进度管理中存在的问题,针对造船公司所应用的推进式的进度管理方法没有办法解决资源冲突等很多问题,提出以有限资源为前提的关键链项目管理技术在造船公司船舶建造进度管理中应用的设想。⑵船舶建造项目的WBS。针对传统的项目进度进行深入分析,并且创建该项目的工作分解结构(Work Breakdown Structure,简称WBS);分析国内经典的常规船舶的建造过程,界定船舶建造过程的范围,创建船舶建造过程的WBS。⑶对关键链的深入分析研究。对有限资源下的关键链管理技术进行深入学习分析,通过引进改进因子对传统的根方差方法进行修正,同时使用修正好的根方差方法,设置有限资源下的项目缓冲。在一定的程度上解决了传统在缓冲量确定时对其他因素相同看待的缺点,使关键链管理技术更适合造船公司实际的生产情况。⑷验证基于关键链的项目管理在资源的均衡利用和工期的缩减方面具有的优点。针对38000吨化学品船的船台搭载计划,使用关键链项目管理方法进行计划的编制,同时通过和造船公司现在使用的计划管理方法进行对比,发现使用基于关键链的项目管理既可以缩减建造周期,又可以平衡地解决资源紧缺。由此得出结论,关键链项目管理方法在造船公司的船舶建造进度管理中的使用是有效的。
[Abstract]:The ship construction plan guides the implementation of the ship construction project. A reasonable and effective project plan can arrange the production work very effectively, greatly improve the utilization ratio of the bottleneck resources, and reduce the uncertainty factors in the production. So that the guidance of the project plan can be achieved very well. Therefore, the management level and productivity level of shipbuilding company are determined by making project plan scientifically and managing ship construction project. Nowadays, shipbuilding companies are changing from traditional mode to lean mode. The improvement of shipbuilding management level and planning management level is the key factor to make shipbuilding industry bigger and stronger. Project management has been developed for more than half a century. With the rapid development of science and technology, the application of project management technology to actual construction projects in many shipbuilding companies is also accelerating. The use of project management in shipbuilding projects is more and more, which not only improves the management level of ship construction, but also greatly improves the efficiency of ship construction. The domestic shipbuilding companies in the world shipbuilding industry has become more and more competitive. Based on the in-depth study of project management based on critical chain, this paper introduces the key chain based project management (CCPM) into ship construction schedule management by improving traditional project management. To achieve better management results. This paper will carry on the research from the following four aspects: 1 recent situation of domestic ship construction schedule management. This paper analyzes the problems existing in the current ship construction schedule management of domestic shipbuilding companies, aiming at many problems, such as the propulsive schedule management method used by the shipbuilding companies, and the lack of solutions to the conflicts of resources, and so on. The application of key chain project management technology based on limited resources in shipbuilding progress management of shipbuilding company is proposed. 2 WBS. of ship construction project Analyze the progress of the traditional project in depth, and create the work breakdown structure of the project (Work Breakdown Structure, for short WBS); This paper analyzes the construction process of the classical conventional ships in China, defines the scope of the shipbuilding process, and makes a thorough analysis and research on the key chains of the WBS.3 for the shipbuilding process. In this paper, the key chain management technology under finite resources is deeply studied and analyzed, and the traditional root variance method is modified by introducing an improved factor. At the same time, the modified root variance method is used to set up the project buffer under the limited resources. To some extent, it solves the disadvantage that the traditional treatment of other factors is the same when the buffer is determined. Make the key chain management technology more suitable for the actual production situation of shipbuilding companies. 4 verify the advantages of project management based on critical chain in the balanced utilization of resources and the reduction of time limit. The key chain project management method is used to compile the plan for the platform loading plan of the 38000 ton chemical ship, and it is compared with the plan management method currently used by the shipbuilding company. It is found that project management based on critical chain can reduce the construction cycle and solve resource shortage in a balanced way. It is concluded that the key chain project management method is effective in ship construction schedule management of shipbuilding companies.
