一汽—大众汽车有限公司产品技术与工艺变更流程再造研究

【摘要】:企业要可持续发展,就需对自身的产品不断地优化改进,对于规模化大工业的汽车制造行业来说,更是如此。随着中国汽车行业的井喷式发展,各大汽车制造企业,一方面在快速拓宽自身的产品线,另一方面,也在竭尽全力提高对市场的反应速度,不断优化和改进自身的产品,努力使自己在竞争中处于优势地位。而如何提高对市场的反应速度,使优化和改进计划及时有效地实施,是企业迫切需要解决的问题。 经过二十五年的历程,一汽-大众汽车有限公司(以下简称“一汽-大众公司”)从建厂之初的捷达一款产品,已经发展成拥有奥迪、大众两大品牌、跨越A、B、C级车市场、11大系列产品。随着企业规模不断扩大、产品线的不断延伸、车型品种的不断增加,一汽-大众公司由于组织架构不清晰、流程混乱、审批流程冗长等原因,出现产品技术与工艺变更实施时间无法保证、成本难以控制等问题。 本文旨在以一汽-大众公司奥迪车型作为切入点,通过对其产品技术与工艺变更流程的问题进行研究,引入西方科学管理理论,尤其是矩阵式管理模式和扁平化管理模式,设计出适合一汽-大众公司高速发展的产品技术与工艺变更流程再造方案,并提出相应的保障措施。 根据上面的思路,本文一共分为四个部分:第一章为绪论,主要介绍论文的研究背景、研究意义和研究方法与内容;第二章介绍一汽-大众公司产品技术与工艺变更流程的现状,主要是以奥迪车型的产品技术与工艺变更的组织框架和流程为例,对其存在问题的原因进行分析;第三章针对一汽-大众公司产品技术与工艺变更流程中出现的组织框架不清晰、流程混乱两大问题,提出组织框架再造和流程再造方案;第四章为了保证再造方案的成功实施,从实施计划、信息系统、人力资源和企业文化四个方面提出一系列的保障措施。 通过对大量相关文献、著作的整理研究发现,目前我国相关领域对国内汽车制造合资企业相关研究还比较匮乏。作者希望,对一汽-大众公司产品技术与工艺变更流程的再造研究,不仅可以为一汽-大众公司目前产品技术与工艺变更流程面临的问题提出解决方案,也可以为其它汽车合资企业流程问题的研究提供一些参考。一汽-大众公司存在的这些问题既反映了其个性特征,也反映出当前我国汽车合资企业普遍存在的问题,这些问题的存在,使得产品对市场的反应速度慢,产品技术与工艺变更实施效率低,,阻碍了企业的快速发展。因此,针对我国汽车合资企业的实际情况,逐步完善企业的产品技术与工艺变更流程体系,无论在理论上还是在实践上都是十分必要的。

With the blowout development of China's automobile industry, on the one hand, the major automobile manufacturing enterprises are rapidly expanding their product lines, on the other hand, they are also doing their best to improve the response speed to the market and constantly optimize and improve their own products. Strive to put yourself in a dominant position in the competition. How to improve the response speed to the market and make the optimization and improvement plan be implemented in time and effectively is an urgent problem for enterprises to solve. After 25 years of development, FAW Volkswagen Co., Ltd. (hereinafter referred to as "FAW-Volkswagen") has developed into a product with Audi and Volkswagen brands, surpassing A, B, from the beginning of the factory. Class C car market, 11 series of products. With the continuous expansion of the scale of the enterprise, the continuous extension of the product line, the continuous increase in the variety of models, FAW-Volkswagen due to unclear organizational structure, chaotic process, long examination and approval process and other reasons, There are some problems, such as the implementation time of product technology and process change can not be guaranteed, and the cost is difficult to control and so on. The purpose of this paper is to take FAW-Volkswagen Audi model as the starting point, to study the problems of its product technology and process change process, and to introduce western scientific management theory, especially matrix management mode and flattening management mode. The product technology and process change process reengineering scheme suitable for the rapid development of FAW Volkswagen Company is designed, and the corresponding safeguard measures are put forward. According to the above ideas, this paper is divided into four parts: the first chapter is the introduction, mainly introduces the research background, research significance and research methods and content; The second chapter introduces the present situation of product technology and process change process of FAW-Volkswagen Company, mainly taking the organizational framework and process of product technology and process change of Audi model as an example, and analyzes the causes of the existing problems. In the third chapter, aiming at the two problems of product technology and process change process in FAW-Volkswagen, the organizational framework reengineering and process reengineering are put forward. In order to ensure the successful implementation of the reengineering scheme, the fourth chapter puts forward a series of safeguard measures from four aspects: implementation plan, information system, human resources and corporate culture. Through the collation and research of a large number of related literature, it is found that there is still a shortage of related research on domestic automobile manufacturing joint ventures in the relevant fields of our country at present. The author hopes that the research on the reengineering of FAW-Volkswagen's product technology and process change process can not only put forward solutions to the problems faced by FAW-Volkswagen's product technology and process change process at present. It can also provide some reference for the research of other automobile joint venture process problems. These problems existing in FAW-Volkswagen not only reflect its personality characteristics, but also reflect the common problems existing in automobile joint ventures in China at present. the existence of these problems makes the reaction speed of products to the market slow. The implementation efficiency of product technology and process change is low, which hinders the rapid development of enterprises. Therefore, in view of the actual situation of automobile joint ventures in China, it is very necessary to gradually improve the product technology and process change process system of enterprises, both in theory and in practice.
