【摘要】:真空助力器制造作为一个传统型行业,面临着产品销售价格下降,制造成本上涨等严峻考验,为了保证企业合理的盈利性,降低制造成本是一个重要的目标,生产线搬迁是为了达成此目标的一个项目。生产线搬迁对供应商,企业内部和客户端都有很多的影响,主要在QCD(Q:quality,质量;C:cost,成本;D:delivery,交付)方面。搬迁项目周期越长,对QCD的影响越大。因此使用有效的项目管理工具对项目进行进度管理,同时保证项目目标能够达成是非常重要的。本文通过对目前公司的项目管理方法进行研究分析,发现其中存在的安全时间过多,项目时间超期等问题。针对这些问题,通过大量的学习和研究,找到了解决方案,即关键链方法。通过对关键链理论的研究,通过对项目进度的关键链识别,应用50%时间估计压缩任务时间,同时加入缓冲管理,进而降低项目完成周期,同时保证项目目标的达成。把关键链理论充分应用到助力器生产线搬迁项目中,压缩项目任务的安全时间,降低了“学生综合症”的影响,同时针对资源冲突的情况,调整项目的关键路径,保证关键链上的任务能够按时完成。最终项目不但提前完成,而且能够保证项目质量,同时项目成本也有降低,项目取得了巨大的成功。
[Abstract]:Vacuum booster manufacturing as a traditional industry, facing the sales prices, manufacturing costs and other severe test, in order to ensure the rational enterprise profitability, reduce manufacturing cost is an important goal, production line relocation is a project in order to achieve this goal. The production line relocation of suppliers, there are many the impact of internal and client, mainly in QCD (Q:quality, C:cost, quality; cost; D:delivery, delivery). The relocation project cycle is long, the greater the impact on the QCD. So the use of effective project management tool to manage the progress of the project, while ensuring that the project goals can be reached through is very important. The research and analysis of the project management company at present, found the safe time exists too many problems such as project time extended. To solve these problems, through a lot of learning and research, To find a solution, namely the critical chain. Through the research on the critical chain theory, by identifying the critical chain of project progress, application of 50% time estimation task time compression, while adding buffer management, thereby reducing the completion of the project cycle, while ensuring that the project objectives of the critical chain theory. To make full use of the booster production line the relocation project, the safety of time compression project tasks, reducing the influence of "student syndrome", aiming at resource conflicts, the critical path adjustment project, ensure the key chain task to do. Not only the final project completed ahead of schedule, and to ensure the quality of project, and the project cost is reduced, the project was a great success.
