【摘要】:四川HD公司,是一家在中国汽车行业发展大潮中面临机遇与挑战的汽车零配件生产型企业。它前身为长春一汽的一家零部件供应商,由于行业布局的战略转移,移师四川成都。管理层纠结于订单响应速度慢,效率低下、信息化水平低等各类供应链管理缺陷问题,期望通过一系列管理手段优化供应链,从而提高公司的核心竞争力。本文以HD公司的供应链管理现状为研究对象,对HD公司供应链管理所存在缺陷和问题进行诊断,分析问题产生的原因,借助SCOR供应链管理操作模型,设计解决方案,从而重新配置及优化供应链运作水平。文中首先介绍了汽车行业供应链的组成、特点及发展现状,引出HD公司作为汽车供应链上游的汽配生产型企业目前的公司概况及现有的供应链管理情况,发现HD公司存在需求预测不准确、运营效率低、订单响应速度慢、供应商管理水平低等问题,经过分析,这些问题是由于企业业务流程未按照供应链的要求设计、缺乏统一的信息共享渠道,以及未细分供应商,对供应商采取差异化的管理策略,供应商评估也存在不合理的部分等诸多因素造成的。针对这些问题,对HD公司的供应链管理重新做了梳理,设计了客户需求信息管理优化、供应商关系管理优化、供应商评估流程优化以及供应链一体化计划的流程优化等解决方案,最后还论述了优化方案实施的保障和条件。
[Abstract]:Sichuan HD Co., Ltd. is a manufacturing enterprise facing opportunities and challenges in the development of China's auto industry. It is formerly a component supplier of Changchun FAW. Due to the strategic transfer of the industry layout, the management of Chengdu, Sichuan Province, has struggled with various supply chain management defects, such as slow order response, low efficiency, low information level, and so on. We hope to optimize the supply chain through a series of management means, so as to improve the core competitiveness of the company. The defects and problems of supply chain management in HD company are diagnosed, the causes of the problems are analyzed, and the solution is designed with the help of SCOR supply chain management operation model. In order to reconfigure and optimize the supply chain operation level. Firstly, this paper introduces the composition, characteristics and development status of the automotive industry supply chain. Draw out HD company as the automobile supply chain upstream auto parts production enterprises of the current corporate profile and the existing supply chain management, found that HD company demand prediction is inaccurate, operating efficiency is low. The order response speed is slow, the supplier management level is low, through the analysis, these problems are because the enterprise business process is not designed according to the supply chain request, lacks the unified information sharing channel. As well as the non-subdivision of suppliers, the adoption of differentiated management strategy for suppliers, supplier evaluation also exists unreasonable part of the many factors. In view of these problems. The supply chain management of HD company has been combed again, the customer demand information management optimization and the supplier relationship management optimization have been designed. The solutions of supplier evaluation process optimization and supply chain integration plan optimization are discussed. Finally, the guarantee and conditions for the implementation of the optimization scheme are discussed.
