M公司采购业务流程再造研究

【摘要】:当今社会,顾客对于产品的要求越来越高,行业的技术标准和要求越来越苛刻,企业竞争越来越激烈。这一切都在要求企业正确地面对自己,扬长避短,与时俱进。要求我们在成本管理上,采用更加系统严谨的方法;在产品的质量上,要求精细化生产,执行更高的标准;同时,还要求企业对自己员工以及社会,能够承担更大的社会责任。这些技术上的变化改变了企业原有的竞争格局,将企业原来追求的外部优势逐渐改变追求自身的内部优势。采购环节是一个公司的薄弱环节,采购业务是否顺利进行直接影响到生产的进行,科学的采购流程,是一家企业成功的重要条件。采购流程重组再造成为企业必备的功课,怎么样利用科学的管理理论与经典管理理论,结合各个企业的自身情况,在新的时代里创造自身价值,这是迫在眉睫,也是每家企业必须要做的事情。本文以M公司为研究对象,从近几年的采购成本、供应商的筛选情况和M公司的库存管理情况等方面来分析M公司的采购业务情况。对M公司的采购流程进行诊断,发现M公司采购业务主要存在着采购成本过高、对订单追踪不到位、供应商管理不够重视和物料采购不科学,由于财务付款不及时而导致供应商不愿意及时交货等问题。针对M公司采购业务流程中存在的上述问题进行采购业务流程再造,按照以客户为中心、整体流程最优等原则在原有的基础上重新设计了采购业务流程,包括供应商开发流程和考核流程和订单审批流程等,并对M公司的采购流程再造的效果进行评估,发现采购成本有所下降,库存周转率提高,部门之间沟通效率得到提高,最终达到了提高整个采购业务效率的目标,使得整个M公司的经营业绩得到改善和提升。
[Abstract]:In today's society, customers are demanding more and more products, the technical standards and requirements of the industry are becoming more and more stringent, and the competition of enterprises is becoming more and more fierce. All of these require enterprises to face themselves correctly and to take advantage of their strengths and avoid their weaknesses. Keeping pace with the times requires us to adopt a more systematic and rigorous method in cost management; In the product quality, the request fine production, carries out the higher standard; At the same time, enterprises are also required to take greater social responsibility for their own employees and society. These technological changes have changed the original competitive pattern of enterprises. The internal advantage of the enterprise is gradually changed. Procurement is a weak link of the company. Whether the procurement business goes smoothly or not will directly affect the production, scientific procurement process. Procurement process reengineering has become a necessary lesson for an enterprise. How to use scientific management theory and classical management theory, combined with the situation of each enterprise. In the new era to create their own value, this is imminent, but also every enterprise must do. This paper takes M Company as the research object, from the recent years of procurement costs. Supplier selection and M company inventory management to analyze M company procurement business situation. M company procurement process diagnosis. It is found that M company mainly has high procurement costs, poor tracking of orders, insufficient attention to supplier management and unscientific procurement of materials. Because the financial payment is not timely, the supplier is not willing to deliver on time and so on. Aiming at the above problems existing in M company's purchasing business process, the procurement business process reengineering should be customer-centered. The principle of overall process optimization redesigns the procurement business process on the basis of the original design, including the supplier development process, the evaluation process and the order approval process and so on. And to M company procurement process reengineering effect evaluation, found that procurement costs have been reduced, inventory turnover rate increased, the communication efficiency between departments has been improved. Finally, the goal of improving the efficiency of the whole procurement business is achieved, and the operating performance of the whole M company is improved and promoted.
