CDGM公司业务转型期组织结构设计研究

【摘要】:二十一世纪以来,信息产业快速发展,光电产品迅速崛起,拓展了其上游光学玻璃、照明玻璃、电子玻璃的应用范围。CDGM公司在光学玻璃行业树立了优势地位和良好口碑,但由于光学玻璃行业具有市场波动大,技术进步快等特点,为增强企业竞争力,推动企业做大做强,CDGM正推行从单一的光学玻璃主业,向相关多元化业务发展的转型升级,企业组织结构设计和调整成为目前亟待解决的问题。本文认真研究了组织结构的发展历程,阐述了直线制、职能制、事业部制、矩阵制等组织结构的适用范围,重点分析了事业部制的产生背景及其优劣势,论述了组织结构设计的内容及其原则,以及权变理论。在深入分析CDGM目前面临的内外部形势、竞争优势劣势、公司战略及业务转型情况的基础上,指出了公司新业务发展中面临的深层次问题,其实是现有组织结构不适应企业战略实际、发展环境的问题,得出了事业部制是企业发展的必然选择。根据权变理论,遵循组织结构设计流程,提出了CDGM的组织结构框架建议,进行了事业部内部机构、职能部门及事业部职责、主要业务流程、总部和事业部分权界面等内容的设计,指出了在推行事业部制的过程中可能遇到的问题及相关措施建议,并提出了实施事业部制的预期效果,认为事业部为提高企业的环境适应性及应变能力,促进五大业务的专业化程度,培养独当一面的人才奠定了基础。本文的研究,对提高企业新业务发展能力有积极意义,为新形势下光电材料生产型企业,以及CDGM公司下属的子公司等组织的管理模式选择,能提供有益的借鉴和参考。
[Abstract]:Since 21th century, the rapid development of the information industry, the rapid rise of optoelectronic products, expanding its upstream optical glass, lighting glass. The application scope of electronic glass. CDGM company has established the superiority position and the good reputation in the optical glass industry, but because of the optical glass industry has the market fluctuation big, the technical progress and so on the characteristic. In order to strengthen the competitiveness of enterprises, CDGM is promoting the transformation and upgrading from a single optical glass industry to the development of related diversified business. The design and adjustment of enterprise organizational structure has become an urgent problem to be solved. This paper studies the development course of organizational structure and expounds the applicable scope of organizational structure such as straight line system, function system, enterprise department system, matrix system and so on. This paper mainly analyzes the background, advantages and disadvantages of the Ministry system, discusses the content and principle of organizational structure design, and the contingency theory, and deeply analyzes the internal and external situation that CDGM is facing at present. On the basis of competitive advantages and disadvantages, company strategy and business transformation, this paper points out the deep-seated problems in the development of new business, which is actually the problem that the existing organizational structure does not adapt to the actual enterprise strategy and the development environment. According to contingency theory, according to the contingency theory, following the organizational structure design process, put forward the organizational structure framework of CDGM, and carry out the internal organization of the business department. The functions and responsibilities of the department, the main business processes, the headquarters and the division of the separation of power interface design, pointed out the implementation of the cause department system in the process of problems and relevant measures. And put forward the expected effect of the implementation of the business ministry system, think that the business department in order to improve the environmental adaptability and adaptability of enterprises, promote the specialization of the five major business. The research of this paper has positive significance to improve the ability of new business development of enterprises, for the production of optoelectronic materials under the new situation. And the choice of management mode of CDGM subsidiary company can provide useful reference and reference.
