R公司螺杆生产线问题优化研究

【摘要】:生产线优化对于一家制造企业起着十分重要的作用,是一家制造型企业的主要运作内容。一家好的单位势必会有良好的生产流程,它对企业的运营管理费用以及制造成本都有着很好的改善作用,同时也会相应提高企业的产能以及产品质量。本文运用生产线优化的理论来分析R公司螺杆生产线目前遇到的问题。第一,生产线的现有的产能瓶颈已经无法承受目前越来越高的产量以及满足今后几年内的市场需求,现有的产能已经无法满足公司对该生产线的期望,亟需优化和改善。第二,生产线设备管理问题,在设备布局和设备利用率方面生产线都碰到了问题,设备布局不合理以及设备停机故障率高导致生产线顺利运作受到影响。第三,生产线质量低下问题,质量一次性通过率和逃逸率两个质量指标表现差,增加了产品返工率和客户投诉率。本文以螺杆代表产品30HXC250机型在2012年6月碰到的产能、设备管理以及质量问题为例,在产能优化方面,结合未来几年螺杆机组生产线的产能需求,分析出生产线中目标节拍时间及相对应的瓶颈工位,然后采取了改变某些工位工艺方式等方式来改善瓶颈工位节拍时间问题,使得螺杆生产线节拍时间提高了20%左右,能够满足2014年的需求。在提高设备管理方面,从设备布局和设备利用率两方面考虑,通过对设备重新布局、增加新设备以及降低设备故障率来提高设备管理能力,使得设备利用率稳定保持在98%左右。在提高质量方面,我们利用产品质量一次性通过率(FPY)和逃逸率(Escape)两个质量关键指标,探究出影响生产线质量的关键因素,然后采取具体措施来改善生产线质量,使得质量一次性通过率提高到98%,逃逸率保持在3%。最后公司管理层在企业文化以及运作体系方面采取一系列措施如员工培训以及全面质量管理等保障措施和机制保持生产线的持续改善,确保R公司螺杆生产线不断取得进步,在市场中继续保持强有力的竞争力。
[Abstract]:Production line optimization plays a very important role in a manufacturing enterprise. It is the main operation content of a manufacturing enterprise. A good unit is bound to have a good production process. It has a very good effect on the cost of operation and management and the cost of manufacturing. At the same time, it will also improve the production capacity and product quality. This paper uses the theory of production line optimization to analyze the problems encountered in R company screw production line. First, The existing capacity bottlenecks of the production line can no longer cope with the increasing production capacity and the market demand in the coming years, the existing production capacity is no longer able to meet the company's expectations for the production line, and there is an urgent need for optimization and improvement. Production line equipment management problems, equipment layout and equipment utilization in the production line has encountered problems, equipment layout is unreasonable and equipment shutdown failure rate is high, the smooth operation of the production line is affected. Third, the quality of the production line is low. The quality one-time pass rate and escape rate are poor, which increases product rework rate and customer complaint rate. In this paper, the production capacity, equipment management and quality problems encountered by screw representative product 30HXC250 in June 2012 are taken as an example. In terms of productivity optimization, combined with the production demand of the screw unit production line in the next few years, the target beat time and the corresponding bottleneck position in the production line are analyzed. Then, some technical methods were adopted to improve the throttle time of the bottleneck station, so that the beat time of the screw production line was increased by about 20%, which could meet the demand of 2014. In terms of improving the equipment management, Considering from two aspects of equipment layout and equipment utilization ratio, the equipment management ability can be improved by rearranging the equipment, adding new equipment and reducing the failure rate of the equipment, so that the equipment utilization rate can be kept stable at about 98%. In the aspect of improving the quality, We use the two key quality indexes of product quality pass rate (FPY) and escape rate (Escape) to find out the key factors that affect the quality of the production line, and then take concrete measures to improve the quality of the production line. Finally, the company management take a series of measures in corporate culture and operation system, such as employee training and total quality management and other safeguards and mechanisms. Continuous improvement of production line, To ensure R company screw production line continues to make progress and maintain strong competitiveness in the market.
