X电子企业产能规划业务流程优化研究

【摘要】:随着电子产品市场的竞争日趋激烈,需求不断变化,企业的利润空间大大缩小,生产制造企业面临前所未有的挑战,,如何快速响应市场变化,成为企业在激烈的市场竞争中取胜的关键。X电子企业作为一家电脑硬盘零部件代工企业,面临同样的问题,而IE部门产能规划业务的流程是否科学高效,是企业快速响应市场变化的关键因素。 业务流程重组(BPR)是一种全新的理论,成为流程优化最有效的方法和途径。本文主要从X电子企业内外部环境,IE部门产能规划业务流程的现状出发,通过对业务流程重组(BPR)的相关理论知识进行深入研究,找到适合X电子企业IE部门进行产能规划业务流程优化的方法、技术工具和成功关键因素。通过ASME方法对IE部门产能规划业务现有流程存在的问题以及背后的原因进行诊断分析,找出关键问题:公司内部分工过细、组织结构僵化、流程繁琐、审批流程长,导致部门间的交接次数多、重复活动多、等待时间长,产能规划过程速度慢、且不同步,信息传递不及时、畅通,现场组IE工程师有效工作时间偏低。通过ESIA法对现有流程进行剖析,从而提出流程优化方案:1、成立D2-PE这个矩阵式组织,减少产能规划业务流程中重复、等待的时间。2、简化各个部门的工作要求、减少审批的环节,节省流程活动环节和时间。3、对内容的实质或原理一致或相似的流程作业进行合并处理,提高工作效率。4、通过建立D2-PE系统,减少更多的人工操作,加快信息传递的速度。 通过对产能规划业务的流程优化方案提出一系列保障措施,对其效果进行预估,研究目标基本达到,缩短了产能规划业务的周期,从而提高企业在这方面的运作效率,同时减少了IE部门在产能规划工作上的人力投入。
[Abstract]:With the increasingly fierce competition in the electronic product market, the demand is constantly changing, the profit space of the enterprise is greatly reduced, the manufacturing enterprises are facing unprecedented challenges, how to quickly respond to the market changes, As a contract manufacturing enterprise of computer hard disk parts, the electronic enterprise is faced with the same problem, and whether the process of production planning business in IE department is scientific and efficient, It is a key factor for enterprises to respond quickly to market changes. Business process Reengineering (BPR) is a new theory and becomes the most effective way to optimize the process. Through the in-depth study of the relevant theoretical knowledge of BPR, we find a method suitable for IE department of X electronic enterprise to optimize the business process of production planning. Technical tools and key factors of success. Through the ASME method, the existing problems and the reasons behind the production planning business of IE department are diagnosed and analyzed, and the key problems are found: the internal division of labor is too small, the organizational structure is rigid, The process is cumbersome, and the approval process is long, which leads to more times of handover between departments, more repeated activities, long waiting time, slow and non-synchronous process of capacity planning, and information transmission is not timely and smooth. The effective working time of IE engineer in the field group is on the low side. The existing process is analyzed by ESIA method, and then the process optimization scheme: 1 is put forward, the matrix organization of D2-PE is set up, and the duplication in the production planning business process is reduced. Waiting time. 2. Simplifies the work requirements of each department, reduces the examination and approval process, saves the flow activity link and time. 3, merges and processes the essential or the principle identical or similar process work of the content, Improve the working efficiency. 4, through the establishment of D2-PE system, reduce more manual operation, speed up the speed of information transmission. Through putting forward a series of safeguard measures to the process optimization scheme of production planning business, and estimating its effect, the research goal is basically achieved, and the cycle of production planning business is shortened, thus improving the operation efficiency of the enterprise in this respect. At the same time, the IE department in the production capacity planning work on the human input.
