X科研型企业W制造部生产组织与计划控制改进

【摘要】:进入21世纪,随着生产力水平的提高,人们对个性化的要求变得越来越强烈,这种风潮使得多品种小批量生产成为当下主流生产方式。W制造部是隶属于X科研型企业的一个产品研发与制造一体化的研制型部门,其生产类型是一种典型的面向订单的多品种小批量、客户化程度高的生产。此类生产与一般的大批量生产相比,由于生产标准化程度低、研制过程动态性、不确定程度高等原因,其研制过程的生产运作难度大,物料难以预测、计划的稳定性差。面对这样的特点,寻找到有效的生产组织方式、生产流程和计划控制方法,以满足成本、质量、交货期的多重要求,是企业提高市场竞争力的必要条件。本论文通过对W制造部现行的生产组织方式、生产流程和计划控制方法的分析,在学习吸收相关管理理论知识和现代管理思想的基础上,改进了W制造部的生产流程、组织结构、生产车间布局,引入了0PT思想和DBR系统改进了生产组织方式和计划控制方法。帮助部门提升管理水平,提高生产效率和产品准时交付率,降低生产成本和管理成本,做到在正确的时间用最低的成本产出高质量的满足顾客需求的产品。本论文对生产组织方式、生产流程和计划控制方法的改进为其他多品种小批量生产制造企业进行生产管理改进提供了参考。
[Abstract]:In the 21st century, with the improvement of productivity, the demand for individuation becomes more and more intense. This trend has made multi-variety, small batch production into the mainstream production mode. W manufacturing department is a research and development department with integrated product development and manufacturing attached to X science research enterprises. Its production type is a typical order-oriented multi-variety small batch, high degree of customization production. Compared with the general mass production, this kind of production is difficult to operate, difficult to predict and the stability of the plan is poor because of the low level of production standardization, the dynamic and uncertain degree of the development process, and so on. Faced with such characteristics, it is necessary for enterprises to find effective production organization, production process and plan control methods to meet the multiple requirements of cost, quality and delivery time. Based on the analysis of the current production organization, production process and planning control method of W manufacturing department, this paper improves the production process of W manufacturing department on the basis of learning and absorbing relevant management theory knowledge and modern management thought. Organization structure, production workshop layout, 0PT idea and DBR system are introduced to improve production organization and plan control method. Help department to improve management level, improve production efficiency and timely delivery rate, reduce production costs and management costs, and achieve the lowest cost at the right time to produce high quality products to meet customer needs. In this paper, the improvement of production organization, production process and planning control method provides a reference for other multi-variety small batch manufacturing enterprises to improve their production management.
