DX公司采购管理业务流程优化研究

【摘要】:随着全球经济化的加剧和我国经济的高速发展,企业之间的竞争也日趋激烈,在这其中中小企业在保持自身快速增长的同时,面临的环境也变得越来越复杂,其竞争对手也变得越来越强大。在这样的背景下,供应链管理作为一种重要的管理模式,已经越来越受到重视,成为企业发展和提升自身核心竞争力的关键手段。而采购管理做为供应链中的一个重要环节,发挥着不可替代的连接作用。 同时随着信息化技术的飞速发展,中小企业结合自身特点,通过管理方式的变革结合信息技术来改善和实施供应链采购管理将为企业创造优越的环境。因此,通过对中小企业采购管理的研究和现状分析,从供应链的角度来探讨和解决中小企业的经营管理中存在问题是本文的重点。 本文着重对一家中小型制造企业DX公司的采购管理进行研究与分析,DX公司自1998年成立至今,一直专注于图像处理即液晶驱动及安防摄像机领域相关产品的软硬件开发与设计,是中国少数集研发,生产,销售图像显示及视频处理方面的专业供应商。文章首先通过调研法、问卷调查及研讨会等方式,从采购管理角度对其经营和管理的现状进行分析,运用ASME、鱼骨图等方法从中找到企业采购管理中存在的问题,,对其进行分析和总结。然后结合其自身行业、产品、生产等特点,通过管理结合信息化的角度来对其在供应商管理流程、标准采购业务以及委外加工业务流程中的问题进行流程的梳理和优化改进,提出相应的措施,充分运用流程优化的理念和方法工具对其梳理的关键流程进行优化和改进。从而形成了适合企业当前发展和形势的流程优化方案,结合ERP软件设计落地。最后根据实际情况来进行实施改进、对比分析和总结,旨在通过对采购管理的改善提高其供应链管理水平,从而提升中小企业的竞争力进行深入分析与探讨,同时对中小企业存在的诸多问题进行分析,从企业内部出发,给出改进建议与对策。对相关的中小型消费类电子的制造企业有一定的借鉴和参考作用。
[Abstract]:With the aggravation of global economy and the rapid development of Chinese economy, the competition among enterprises is becoming more and more fierce, in which small enterprises are keeping their own rapid growth, and the environment is becoming more and more complex. Its competitors are also getting stronger and stronger. In this context, supply chain management as an important management model, has been paid more and more attention to, and become a key means for enterprises to develop and enhance their core competitiveness. As an important link in supply chain, procurement management plays an irreplaceable role. At the same time, with the rapid development of information technology, small and medium-sized enterprises will create a favorable environment for enterprises to improve and implement the supply chain procurement management through the reform of management mode and the combination of information technology with their own characteristics. Therefore, through the research and analysis of the purchasing management of small and medium-sized enterprises, it is the key point of this paper to discuss and solve the problems in the management of small and medium-sized enterprises from the point of view of supply chain. This paper focuses on the research and analysis of the purchasing management of DX Company, a small and medium-sized manufacturing enterprise. Since its establishment in 1998, DX Company has been focusing on the software and hardware development and design of the related products in the field of image processing, that is, liquid crystal drive and security camera. Is a minority of China's R & D, production, sales of image display and video processing professional suppliers. First of all, through the methods of investigation, questionnaire survey and seminar, the paper analyzes the current situation of its management and management from the perspective of purchasing management, and finds out the problems existing in the enterprise procurement management by using ASME, fish bone chart and other methods. Analyze and summarize it. Then combining its own industry, products, production and other characteristics, through the management combined with the perspective of information to its supplier management process, standard procurement business and out-of-commission processing business processes to comb and optimize the process improvement, The corresponding measures are put forward to optimize and improve the key process by using the idea and method of process optimization. Thus, a process optimization scheme suitable for the current development and situation of the enterprise is formed, and the ERP software design falls to the ground. Finally, according to the actual situation to implement the improvement, comparative analysis and summary, through the improvement of procurement management to improve their supply chain management level, so as to enhance the competitiveness of small and medium-sized enterprises for in-depth analysis and discussion. At the same time, this paper analyzes many problems existing in small and medium-sized enterprises, and puts forward suggestions and countermeasures for improvement from inside enterprises. For the relevant small and medium-sized consumer electronics manufacturing enterprises have a certain reference and reference role.
