6Sigma管理在F公司设备综合效率提升中的应用研究

【摘要】:2008年金融危机后,随着各省市对企业用工最低工资标准的不断提高和劳动法律的不断健全,劳动密集型制造企业的人工成本随之亦水涨船高。而为维持企业在国际市场中的竞争力,企业需要推出更低价质优的产品,两相权衡后企业的利润率越来越低。为维持企业的不断发展,很多企业开始大力推动自动化改进项目,期望藉由自动化设备取代人工,从而降低制造成本。但由于国内设备制造企业能力的限制,在自动化项目推动的过程中经常发现设备使用效果(效率质量)达不到预期要求。如何系统的解决设备运行过程中存在的各类问题,成为很多企业亟待解决的问题。F公司属于综合性电子产业产品生产公司,位居于华东沿海城市,公司所生产的大部分产品为消费性电子产品连接器。作为一家劳动密集型企业,随着近年来人工成本的不断增加和沿海地区招工难问题的凸显,公司从2008年开始大力推动自动化,为此成立了“70专案”项目组,希望以全自动化设备替代70%的人工。然而随着自动化设备的逐步到位,有此到来的问题亦逐步显现,如设备的故障种类多、故障率高、生产出来的产品质量达不到要求等等。本文在F公司大力推动6Sigma管理的背景下,导入设备综合效率的理念,并尝试使用6Sigma管理的逻辑与工具解决设备运行中出现的各种问题。文章重点研究了A69 USB全自动焊锡机设备综合效率提升的改善案件,开展6Sigma DMAIC五个流程上的完善工作,进一步促使产品在质量上得到提高,来更好的满足市场上消费者的需求。为公司6Sigma管理在设备改进方面推广和应用提供参考和实践经验。
[Abstract]:After the financial crisis of 2008, the labor cost of the labor-intensive manufacturing enterprises has also risen with the continuous improvement of the minimum wage standard and the continuous improvement of labor laws in various provinces and cities. In order to maintain the competitiveness of enterprises in the international market, enterprises need to introduce lower prices and better quality products. In order to maintain the continuous development of enterprises, many enterprises began to vigorously promote automation improvement projects, looking forward to the replacement of labor through automation equipment, thus reducing manufacturing costs. However, due to the limitation of the capacity of the domestic equipment manufacturing enterprises, it is often found that the efficiency and quality of the equipment can not meet the expected requirements in the process of promoting the automation project. How to systematically solve the various problems existing in the operation of the equipment has become a problem to be solved urgently in many enterprises. F company belongs to the comprehensive electronic industry production company, and is located in the coastal cities of East China. Most of the products produced by the company are consumer electronic product connectors. As a labor-intensive enterprise, with the increasing labor cost in recent years and the difficulty of recruiting jobs in coastal areas, the company began to promote automation in 2008, and set up the "70 Project" project team. It is hoped that 70% of the labor will be replaced by fully automated equipment. However, with the automation equipment in place step by step, the coming problems also gradually appear, such as the variety of equipment failures, high failure rate, the quality of the products produced can not meet the requirements and so on. In this paper, under the background of promoting 6Sigma management, this paper introduces the concept of comprehensive efficiency of equipment, and tries to use the logic and tools of 6Sigma management to solve various problems in the operation of equipment. This paper focuses on the improvement of the comprehensive efficiency of the A69 USB automatic soldering machine, and develops the improvement of the five processes of 6Sigma DMAIC to further improve the quality of the products to better meet the needs of consumers in the market. To provide reference and practical experience for 6Sigma management in equipment improvement promotion and application.
