百丽鞋业企业转型研究

【摘要】:中国的制鞋行业在经过自改革开放以来的一个以规模扩张和低成本为主要特征的快速发展期,随着宏观经济环境在近年来发生的巨大改变,尤其是2008年金融危机所带来不利影响将大部分未来得及应对的制鞋企业逼到了绝境。这些企业被当作落后产业不再有政策扶持,被发达市场通过反倾销等构建的贸易壁垒进行围剿,被成本的急剧上升挤压着本就微薄的利润空间……危则思变,不同的鞋企都在寻找自己新的生存之道,他们急需通过转型找到一条新的发展之路。 过去的20年,百丽鞋业在中国经济快速发展的背景下,正是通过几次成功的转型,成长为中国鞋业龙头企业。今天的百丽鞋业,同样面临着与其它鞋类企业一样的宏观环境压力,鞋企纷纷转型进入内销市场,竞争越来越激烈,需要通过转型来强化核心竞争能力;与此同时,百丽鞋业依靠其过去所形成的竞争优势,在现有管理框架内还能承受得住这种压力,又会对变化产生一定的惰性。这就使其在面对外部环境变化进行转型时有了更多的不确定性,且其转型的目的更多着眼于企业的可持续发展。 本论文通过大量的调查研讨和高管访谈,以对中国鞋业行业发展现状以及企业转型相关理论进行研究为基础,首先分析了百丽鞋业发展所面临的外部环境,寻找潜在的长期商业机会;之后对百丽鞋业内部环境进行深入剖析,总结其过去转型的成功经验,同时对运营现状以及重点资源进行盘点,为转型方案设计提供依据;最后通过SWOT分析,清晰认识企业发展所面临的机会与威胁,优势与劣势,提出转型的整体目标和方向,并对业务进行重新规划和设计,以及明确转型方案实施的关键任务和相关保障措施。 本论文将百丽鞋业作为研究样本,总结其过去转型的成功经验,将给目前仍陷于困境中的鞋类企业提供成功案例,具有借鉴意义。论文思考并提出了百丽鞋业再次通过转型增强长期竞争力的整体方案,并希望能带动整个鞋类行业的转型升级,提升中国在全球鞋业的产业地位。
[Abstract]:China's shoe industry has experienced a period of rapid development characterized by scale expansion and low cost since the reform and opening up. With the great changes in the macroeconomic environment in recent years, In particular, the adverse effects of the 2008 financial crisis forced most shoemaking companies that had not had time to deal with it. These enterprises are regarded as backward industries no longer have policy support by developed markets through anti-dumping and other constructed trade barriers to suppress the sharp rise in costs squeezed the meagre profit space. Different shoe enterprises are looking for their own new way of survival, they urgently need to find a new way of development through transformation. In the past 20 years, under the background of the rapid development of Chinese economy, Belle shoe industry has become the leading enterprise of Chinese shoe industry through several successful transformations. Today's Belle shoes industry is also facing the same macro-environmental pressure as other footwear enterprises. Shoe enterprises have transformed into the domestic market, the competition is becoming more and more fierce, need to transform to strengthen the core competitiveness; At the same time, Belle shoes industry, depending on its competitive advantage in the past, can withstand this pressure within the existing management framework, and will have a certain amount of inertia to change. This makes it have more uncertainty in the face of the change of external environment, and the purpose of the transformation is to focus on the sustainable development of enterprises. Based on the research on the current situation of Chinese shoe industry and related theories of enterprise transformation, this paper firstly analyzes the external environment that Belle shoe industry is facing through a large number of investigations and interviews with senior executives. Looking for potential long-term business opportunities; After the in-depth analysis of the interior environment of Belle shoes industry, summed up its successful experience in the past transformation, at the same time, the operation of the current situation and key resources to take stock, for the transformation of the project design to provide the basis; Finally, through SWOT analysis, we clearly understand the opportunities and threats, strengths and weaknesses faced by the development of enterprises, put forward the overall goal and direction of the transformation, and re-plan and design the business. And clear transition program implementation of the key tasks and related safeguards. This paper takes Belle shoe industry as the research sample, summarizes its past successful experience of transformation, will provide the successful case for the shoe enterprise which is still in the predicament at present, has the reference significance. This paper thinks about and puts forward the overall plan for Belle shoes industry to strengthen its long-term competitiveness through transformation, and hopes to promote the transformation and upgrading of the whole footwear industry and promote China's position in the global footwear industry.
