CX公司大型商用空调新产品开发过程研究

【摘要】:随着中国宏观经济的发展和市场需求的推动,大型商用空调近几年在国内市场呈现快速增长的趋势。本文介绍了大型商用空调近两年整体市场形势和国内各竞争对手在市场中的定位和策略,分析CX公司概况、客户对产品的需求和研发团队内部配置资源。采用CX公司内部误工数据收集系统进行定量分析,结合调研问卷反馈统计进行定性分析,归纳出大型商用空调新产品开发项目过程中出现的几个问题。主要问题涉及团队经验预期评估与实际不匹配、产品系统与核心部件并行开发问题、人员管理和项目激励影响,并采用鱼骨分析法分析几个问题的原因。结合分析的原因和新产品开发相关理论提出改进建议,改进建议包括国外技术专家需要更长时间驻留中国;项目管理层运用合适的方法或工具评估团队经验需求;改进并行工程流程;更好地运用在线数据交互平台;人员专业化分工和更大力度的项目激励,同时讨论了改进建议的可行性和风险。最后用归纳法讨论提出结论,即针对开发周期长、技术创新大和有子项目的产品开发项目,要重点考虑团队经验评估、产品的技术储备、并行工程的时间优化、数据交互平台的运用以及项目激励的影响。为类似新产品开发项目的更好运作提供参考。
[Abstract]:With the development of China's macro economy and the promotion of market demand, large-scale commercial air conditioners have shown a rapid growth trend in the domestic market in recent years. This paper introduces the overall market situation of large-scale commercial air conditioning in recent two years and the positioning and strategy of domestic competitors in the market, analyzes the general situation of CX Company, customer demand for products and internal allocation resources of R & D team. In this paper, the internal delay data collection system of CX Company is used for quantitative analysis and qualitative analysis based on questionnaire feedback statistics, and several problems in the process of large-scale commercial air conditioning new product development project are summed up. The main problems are the mismatch between team experience expectation evaluation and reality, the concurrent development of product system and core components, the influence of personnel management and project motivation, and the reasons for these problems are analyzed by fish bone analysis method. Based on the analysis of the reasons and related theories of new product development, suggestions for improvement, including the need for foreign technical experts to stay in China longer; project management to use appropriate methods or tools to assess team experience needs; Improving the concurrent engineering process; making better use of the online data exchange platform; specialization of personnel and greater project incentives; and discussing the feasibility and risk of the improvement proposal. Finally, the conclusion is put forward by induction, that is, for the product development projects with long development cycle, great technological innovation and sub-projects, we should focus on the evaluation of team experience, the technical reserve of products, and the time optimization of concurrent engineering. The use of data interaction platforms and the impact of project incentives. Provide reference for better operation of similar new product development projects.
