供应链管理环境下的SG公司采购与生产库存管理研究

【摘要】：我国制造型企业的供应链管理以及采购与库存管理建设从上个世纪90年代初起步,在政府的大力支持和企业的积极努力下,库存控制的方法在不断地变化和创新。但与此同时,我国制造企业库存控制模式中还较大程度地存在着不适应新形势的管理状况,造成目前企业库存控制中存在着较严重的问题。因此,如何能高效的满足市场快速响应需求,又能节省企业资源占用,提升物流、信息流、资金流的流通能力,成为了制造业企业急需解决的难题。本研究以SG公司为例,通过对供应链管理理论的研究,针对SG公司目前存在的供应链管理环境下的采购与生产库存问题进行分析和研究,最终为SG公司建立一套适合企业的同供应商协同理念及生产过程的库存问题控制体系。本文的主要研究内容包括以下三个方面:(1)本文通过实地调研对SG公司采购与生产库存管理现状进行了分析,发现SG公司在采购库存管理中存在原材料库存周转率偏低、物料需求传递过程中产生牛鞭效应、部分原材料供应有时出现延迟或缺货等问题;而在生产线边库存管理中存在财务指标的制约、传统观念的不良影响等问题;此外,在企业内信息传递流程及供应链衔接中SG公司还存在企业内部信息管理不规范、节点企业信息化水平不高等问题。(2)针对调研过程中发现的SG公司采购与生产库存管理的问题,结合SG公司的实际情况,提出了SG公司采购与生产库存控制体系的构建原则,即明确性、衡量性、可实现性、实际性以及时限性。并提出要建立供应商库存管理制度、改进原材料采购订货方式、优化SG公司同供应商信息流的传递流程等解决方案。此外,还提出可以通过建立生产库存ABC分类管理法、优化公司原材料到生产线边配送流程以及公司内部生产物料需求信息流程传递等方法来实现公司供应链管理下采购与库存管理的优化与改进。(3)本文还分别从完善公司生产库存基础数据管理和建立供应商绩效评价制度两方面,来为SG公司采购与库存管理的优化提供基本的保障。本文充分利用文献分析法搜集相关著作与文献中有关库存管理、VMI管理模型等相关理论与研究结果。并以此为依据,利用实证分析法,选择SG装备制造企业为代表,对SG公司的相关情况进行分析、调查与研究,找出当采购库存管理中存在的问题,并提出具有针对性的库存管理对策。此外,本研究还充分利用访谈调查法来获取SG公司采购库存管理现状及存在问题的一手资料。总之,本文针对SG公司存在的采购库存管理问题,将VMI等先进的库存管理理论与SG公司的实际相结合,为SG公司的库存管理提供了理论基础,具有理论意义。同时本研究还提出关注企业现代化管理手段的应用,有利于实现企业高效、准确、及时的信息化管理,最终帮助企业提升自身的综合竞争能力,具备一定的实践意义。
[Abstract]:The supply chain management, procurement and inventory management of manufacturing enterprises in China started from the beginning of 1990s. With the support of the government and the positive efforts of enterprises, the methods of inventory control are constantly changing and innovating. However, at the same time, there are still some problems in the inventory control mode of manufacturing enterprises in our country, which can not adapt to the new situation and lead to serious problems in the inventory control at present. Therefore, how to meet the rapid response of the market efficiently, and also to save the enterprise resources, improve the logistics, information flow, capital flow circulation capacity, has become a manufacturing enterprise urgent to solve the problem. This study takes SG Company as an example, through the research of supply chain management theory, analyzes and studies the purchase and production inventory problems existing in the supply chain management environment of SG Company. Finally, a set of inventory problem control system is set up for SG Company, which is suitable for the enterprise to cooperate with suppliers and production process. The main research contents of this paper include the following three aspects: (1) this paper analyzes the current situation of purchasing and production inventory management of SG Company through field investigation, and finds out that there is a low turnover rate of raw material inventory in the purchasing inventory management of SG Company. The bullwhip effect occurs in the process of material demand transfer, and some raw materials supply is sometimes delayed or out of stock. However, there are some problems in the inventory management of production line, such as the restriction of financial index and the bad influence of traditional idea. In addition, in the enterprise information transfer process and supply chain connection, SG company also has non-standard internal information management. Node enterprise information level is not high. (2) in view of the SG company procurement and production inventory management problems found in the process of investigation, combined with the actual situation of SG company, This paper puts forward the construction principles of purchasing and production inventory control system of SG Company, that is, clarity, measurability, realizability, practicality and time limit. It also puts forward some solutions, such as establishing supplier inventory management system, improving raw material purchasing and ordering mode, optimizing the transfer process between SG company and supplier information flow, and so on. In addition, it is suggested that the ABC classification management method for production inventory can be established. Optimization of raw materials to production line side distribution process and internal production material requirements information flow transmission to achieve the company's supply chain management under the optimization and improvement of inventory management. (3) this paper also respectively. From the aspects of perfecting the basic data management of production inventory and establishing the supplier performance evaluation system, To provide the basic guarantee for the SG company purchase and inventory management optimization. This paper makes full use of literature analysis to collect relevant theories and research results about inventory management, VMI management model and so on. On this basis, using empirical analysis method, select SG equipment manufacturing enterprises as the representative, analyze, investigate and study the related situation of SG company, find out the existing problems in purchasing inventory management. At the same time, the paper puts forward some countermeasures of inventory management. In addition, this study also makes full use of the interview survey method to obtain the current situation and existing problems of purchasing inventory management in SG Company. In a word, aiming at the problem of purchasing inventory management in SG Company, this paper combines the advanced inventory management theory such as VMI with the practice of SG Company, which provides a theoretical basis for the inventory management of SG Company and has theoretical significance. At the same time, this study also puts forward that paying attention to the application of modern management means of enterprises is conducive to the realization of efficient, accurate and timely information management, and ultimately helps enterprises to enhance their comprehensive competitiveness, which has certain practical significance.
