AT公司组装车间生产系统优化研究

【摘要】：近年来,随着各省市最低工资标准的逐年增加,人口红利正在逐步消失。同时人民币从汇率改革以来,已经累计升值达35%,产品出口压力增加。PPI常年为负值徘徊,工业产品的出厂价格逐年走低,导致企业净利润减少,给中小企业的经营带来一定的困难。 AT公司是一家专业生产LED光电产品及金融电子产品的股份制上市企业,属于出口导向型的生产企业。面对光电产品及金融电子产品两个行业内不断增加的竞争压力,以及公司长期对生产制造系统资源投入较少的情况下,急需对生产制造系统进行优化,以降低生产制造的整体运作成本,提高生产效率,增强企业竞争力,提升响应市场速度,满足市场客户的需求。 本文通过对精益生产和工业工程相关理论的梳理及研究,对精益生产理论在国内外的研究做了综述,从AT公司的现状实际出发,应用了流程程序分析、5W2H、CRES、6S等管理工具对组装车间的运行状况和生产现场情况进行了调查分析,找出了组装车间生产系统所存在的问题及产生问题的原因。在此基础上形成了组装车间生产系统优化的整体思路,制定了具体优化项目的实施步骤。着重研究了生产布局、生产线平衡、目视化管理及标准化作业等四个方面的优化措施。
[Abstract]:In recent years, with the annual increase in the minimum wage, the demographic dividend is gradually disappearing. At the same time, since the exchange rate reform, the RMB has already appreciated by 35%, and the pressure on the export of products has increased. The PPI has been hovering in negative value all the year round, and the prices of industrial products have declined year by year, resulting in a decrease in the net profits of enterprises. It brings some difficulties to the management of small and medium enterprises. AT Co., Ltd. is a stock listed enterprise specializing in the production of LED optoelectronic products and financial and electronic products, which belongs to the export-oriented production enterprises. In the face of the increasing competitive pressure in the two industries of optoelectronic products and financial and electronic products, and the fact that the company has been investing less resources in manufacturing systems for a long time, it is urgent to optimize the production and manufacturing systems. In order to reduce the overall operating costs of production and manufacturing, improve production efficiency, enhance the competitiveness of enterprises, improve the response to the market, to meet the needs of market customers. Through combing and studying the relevant theories of lean production and industrial engineering, this paper summarizes the research of lean production theory at home and abroad. According to the actual situation of AT Company, the process program analysis is applied. 6s and other management tools have investigated and analyzed the operation status and production site of assembly workshop, and found out the problems existing in the production system of assembly workshop and the causes of the problems. On this basis, the whole train of thought of assembly workshop production system optimization is formed, and the implementation steps of concrete optimization project are worked out. The optimization measures of production layout, production line balance, visual management and standardized operation are emphatically studied.
