房地产开发项目的精细化管理研究

【摘要】:房地产开发项目高成本低效率的问题,已成为制约我国房地产行业发展的重要制约因素;而房地产市场供过于求以及快速的技术扩散,也使得各房地产企业陷入了同质化的竞争,生存空间狭小。精细化管理是一种以最大限度减少管理所占用的资源和提高管理效率为主要目标的管理方式,可以从整体上提高项目或企业的效益。精细化管理的思想和技术在房地产开发项目中的应用,为提高房地产企业和开发项目的效益提供了有效的解决途径。 本文首先从管理观念、管理制度和管理实施三个层面分析了我国房地产开发项目中的管理现状,并对精细化管理应用的必要性进行了总结;以日本为例,对精细化管理在日本的房地产开发项目的应用从设计管理、施工管理、进度管理和安全管理四个方面进行了分析;在此基础上,本文建立了房地产开发项目精细化管理成熟度评价指标体系,并从五个成熟度等级上建立了精细化管理成熟度的关键过程域,,构建了房地产开发项目的精细化管理成熟度蛛网模型。在模型构建后,用该模型进行了案例分析。 本文所构建的精细化管理成熟度蛛网模型,有包括3个一级指标、7个二级指标、10个三级指标在内的评价指标体系,包括混乱级、简单级、规范级、精益级和战略规划级在内的五个成熟度等级,19个关键过程域。通过该模型从定性的关键过程域分析和定量的成熟度评价指标体系对一案例进行成熟度评估。研究表明,通过针对评价指标和关键过程域的改进,可以提高房地产开发项目精细化管理成熟度水平,并提高整个项目和企业的效益。
[Abstract]:The problem of high cost and low efficiency of real estate development project has become an important restriction factor that restricts the development of real estate industry in our country, and the oversupply of real estate market and the rapid diffusion of technology, Also make the real estate enterprises into a homogeneous competition, narrow living space. Fine management is a kind of management mode which aims at minimizing the resources occupied by management and improving management efficiency. It can improve the benefit of the project or enterprise as a whole. The application of the thought and technology of fine management in the real estate development project provides an effective way to improve the benefit of the real estate enterprise and the development project. This paper first analyzes the present situation of management in real estate development projects in China from three aspects: management concept, management system and management implementation, and sums up the necessity of fine management application. This paper analyzes the application of fine management in real estate development projects in Japan from four aspects: design management, construction management, schedule management and safety management. In this paper, the evaluation index system of fine management maturity of real estate development project is established, and the key process area of fine management maturity is established from five maturity levels. The fine management maturity cobweb model of real estate development project is constructed. After the model is constructed, a case study is carried out with the model. The refined management maturity cobweb model constructed in this paper includes three primary indicators, seven second-level indicators and ten third-level indicators, including chaotic level, simple level, standard level, and so on. Lean level and strategic planning level including five maturity levels, 19 key process areas. The model is used to evaluate the maturity of a case from qualitative key process area analysis and quantitative maturity evaluation index system. The research shows that through the improvement of the evaluation index and the key process area, the fine management maturity level of the real estate development project can be improved, and the benefit of the whole project and the enterprise can be improved.
