DY银行个人信贷业务流程再造

【摘要】:在经济全球化以及利率市场化不断加深的大背景下,客户需求日趋个性化和多样化,市场竞争亦日益激烈。而我国的银行业一直以来实行的都是传统的分工制和科层制,以部门银行的模式进行管理,业务部门常从本部门的利益出发,导致部门之间缺少沟通和协调,业务流程割裂不连贯,边界缺失或重叠现象司空见惯。很难有一个业务部门会认真研究、规划、组织业务的运行工作。 DY银行现行的个人信贷业务,采取的也是这种行政式组织架构,由各经办行独立开展业务。贷款的全过程管理涉及诸多环节,由于各部门间信任和协作不足,导致部门内部层层把关,存在大量重复的监督复核,岗位设置也缺乏灵活性。 本文针对以上问题进行研究,首先,对流程再造以及流程银行的相关理论进行综述,为之后的分析和研究奠定理论基础;其次,对DY银行及其个人信贷业务进行介绍,包括其内外部环境分析以及流程再造的动因和意义;紧接着介绍DY银行个人信贷业务流程再造的方法、范围和内容,包括对原流程、原组织架构、原业务系统进行分析,找到需要改进的地方,然后根据流程再造、流程银行等相关理论为依据,对流程进行重新设计,并从组织架构、业务流程、信息系统建设等几方面进行流程再造,最后通过数据比较得出流程再造前后的差异,得出结论。即经过流程再造后,大大的提高了DY银行的工作效率和核心竞争力。另外,本文也可以理解为对国内商业银行业务流程再造进行实践,为其他商业银行今后进行流程再造提供经验。
[Abstract]:Under the background of economic globalization and the deepening of interest rate marketization, customer demand is becoming more and more individualized and diversified, and the market competition is becoming increasingly fierce. However, the banking industry of our country has been carrying out the traditional division of labor system and branch hierarchy system, which is managed by the mode of departmental banks. The business departments often proceed from the interests of their own departments, resulting in a lack of communication and coordination between departments. Business processes are fragmented, border missing or overlapping are commonplace. It is difficult to have a business department to seriously study, plan, and organize the operation of the business. DY Bank's current personal credit business, also adopted this administrative organizational structure, by the agencies to carry out their own business. The whole process of loan management involves many links. Due to the lack of trust and cooperation among various departments, there are a lot of repeated supervision and review, and lack of flexibility in post setting. In this paper, the above problems are studied. Firstly, the relevant theories of process reengineering and process banking are summarized to lay a theoretical foundation for the later analysis and research. Secondly, it introduces the DY bank and its personal credit business, including its internal and external environment analysis, as well as the motivation and significance of process reengineering. Then introduce the method, scope and content of DY bank personal credit business process reengineering, including the analysis of the original process, the original organization structure, the original business system, find the place that needs to be improved, and then according to the process reengineering, Based on the theory of process banking, this paper redesigns the process, and reengineering the process from the aspects of organization structure, business process, information system construction, etc. Finally, the differences before and after process reengineering are obtained by comparing the data. That is, after the process reengineering, greatly improve the efficiency and core competitiveness of DY Bank. In addition, this paper can also be understood as the practice of business process reengineering of domestic commercial banks, and provide experience for other commercial banks to carry out process reengineering in the future.
