【摘要】:随着经济发展和社会演变,作为货物进出第一关口的港口,在国民经济中的作用已远远超过以往,在地区经济全球化和区域经济合作的浪潮中,在资源分配以及物质流通方面发挥越来越重要的作用。潮州市YT港口公司是粤东地区第一个深水公用码头,是顺应广东省政府发展东西两翼地区工业化进程的需要而组建。建成投产初期,在股东方货源的大力支持下,公司的生产经营取得了开门红的成绩,但由于公司组建时间短,战略定位不清晰,面临选择发展方向、如何优化配置资源、如何保持核心竞争力等一系列问题。本文在结合实践的基础上,运用战略管理理论的相关原理,采用五力模型、SWOT、PEST和企业价值链分析等方法,在对YT港口公司面临的内部、外部战略环境进行了全面细致的分析后,提出实施竞争战略的必要性和具体实施方案,对YT公司的未来发展具有十分重要的实际指导意义。 本文在充分的市场调研和数据收集整理基础上,运用定性和定量分析向结合的方法,归纳出提升YT港口公司核心竞争力的战略,并提出实现战略的有效途径和保障措施。本文首先进行了文献回顾,介绍了一些国内外当今关于港口竞争战略方面的一些前沿性研究,介绍了对YT港口公司的研究背景和意义;接着采用PEST分析法从政治、经济、社会文化、技术四方面分析宏观环境对港口企业战略的影响,采用波特五力模型分析出YT港口公司所处的行业竞争环境,解析出公司目前面临的机会与威胁;通过对YT港口公司生产经营现状和存在问题的重点分析,解析公司目前的核心能力和优势与劣势;基于上述分析,结合对YT港口公司整体运营情况进行了调研和数据收集,系统思考并确定了公司的发展目标和市场定位,结合战略环境分析情况,从港口布局、硬件条件、软环境、货源等方面,选用经济资源、基础设施、集疏运条件等几方面作为YT港口公司竞争力的主要因素,,并锁定主要竞争对手,进行战略分析,提出YT港口公司的核心竞争力,制定了公司竞争战略方案。 本文通过对YT港口公司竞争力的分析研究,从内部成本控制、人力资源、优化、提高整体物流链优势等方面提出实施YT港口公司战略的保障措施,以确保YT港口竞争战略的顺利实施,从而推动公司的健康可持续发展。同时,希望本文的研究不仅能够解决公司的实际问题,而且能为未来广州港集团“走出去”战略提供有价值的参考。
[Abstract]:With the economic development and social evolution, the port, which is the first gateway for goods entering and leaving, has played a much more important role in the national economy than in the past, in the tide of regional economic globalization and regional economic cooperation. The YT Port Company of Chaozhou City is the first deep-water public wharf in eastern Guangdong. It is formed in accordance with the needs of Guangdong provincial government to develop the industrialization process of the east and west wing areas. At the initial stage of completion and commissioning, the company's production and operation have made a start to success with the strong support of the shareholders' sources of supplies. However, due to the short time to set up the company, the strategic positioning is not clear, facing the choice of development direction, how to optimize the allocation of resources, how to maintain the core competitiveness and so on. Using the relevant principles of strategic management theory, using the five-force model SWOTPEST and enterprise value chain analysis, in the YT port company facing the internal. After a comprehensive and detailed analysis of the external strategic environment, this paper puts forward the necessity and concrete implementation scheme of implementing the competitive strategy, which is of great practical significance to the future development of YT Company. On the basis of sufficient market research and data collection, this paper sums up the strategy of improving the core competitiveness of YT port company by combining qualitative and quantitative analysis. And put forward the effective way and safeguard measures to realize the strategy. Firstly, this paper reviews the literature, and introduces some domestic and foreign advanced research on port competition strategy. The research background and significance of YT port company are introduced. Then using PEST analysis from the political, economic, social and cultural aspects, technology to analyze the impact of macro environment on the strategy of port enterprises. This paper analyzes the competition environment of YT port company by using Porter's five-force model, and analyzes the opportunity and threat that YT port company is facing at present. Through the analysis of YT port company's production and management status and existing problems, the paper analyzes the core competence, advantages and disadvantages of YT port company. Based on the above analysis, combined with the overall operation of YT port company research and data collection, the company's development goals and market positioning, combined with strategic environment analysis. From the port layout, hardware conditions, soft environment, supply and other aspects, choose economic resources, infrastructure, transportation conditions and other aspects as the main competitiveness of YT port company, and lock in the main competitors. Through strategic analysis, the core competitiveness of YT port company is put forward, and the competitive strategy scheme of YT port company is formulated. Through the analysis of the competitiveness of YT port company, this paper puts forward the guarantee measures of implementing YT port company strategy from the aspects of internal cost control, human resources, optimization and improvement of the overall logistics chain advantage. In order to ensure the smooth implementation of YT port competition strategy, and promote the healthy and sustainable development of the company. At the same time, I hope this study can not only solve the actual problems of the company. And for the future Guangzhou Port Group "go out" strategy to provide valuable reference.
