天津北车轨道装备有限公司组装车间的精益生产改进方案研究

【摘要】：精益生产是管理当今制造业的必备手段,对于大多数的中国制造业来说,有许多问题发生在从之前旧的生产模式逐渐变化为精益生产的管理模式过程中,因此一步步走好转变之路尤为重要。天津北车轨道装备有限公司是新进入天津市场的轨道装备企业,无论从工艺技术、物流配送、生产制造等方面都没有自己的固定模式,在推行精益生产过程中遇到很多问题,需要不断改善,继续创新。主要通过对组装车间的生产线布局、工序流程、现场管理、物流过程等方面的研究,达到消除浪费作业,缩短制造周期,综合性提高车间生产效率,降低生产成本,增强产品竞争力的目的。以阿根廷内燃动车组项目为载体,对天津公司组装车间植入先进的生产管控模式：工位制节拍化生产方式,初步搭建起工位制节拍化生产架构：车辆的生产和流转满足流线化要求,生产作业、物料配送、质量检验按照工位进行,生产计划按照工位进行管控,通过生产异常系统、安东系统的实施实现生产异常的目视化管理,提升异常处置效率。同时,导入标准作业、5S、目视化管理等精益工具、方法,打造天津公司精益化生产方式。细分最小单位为每个工位,按照均衡的节拍化组织流水作业。建立一套从准备阶段到实施阶段以及后续的持续改善详细的操作流程、推进方法。涉及到重点工作的执行、精益保障平台的建设等方面构建独具特色的工位制节拍化的生产方式。
[Abstract]:Lean production is an essential means to manage the manufacturing industry today. For most Chinese manufacturing industries, many problems occur in the process of gradually changing from the old production model to the lean production management mode.Therefore, it is particularly important to take the road of change step by step.Tianjin North Rail equipment Co., Ltd. is a new rail equipment enterprise entering the Tianjin market. It has no fixed mode in terms of process technology, logistics, distribution, production and manufacturing, and has encountered many problems in the process of implementing lean production.Need to continue to improve, continue to innovate.Through the research on production line layout, process flow, site management and logistics process of assembly workshop, it can eliminate waste work, shorten manufacturing cycle, improve production efficiency and reduce production cost.The purpose of enhancing the competitiveness of products.With the Argentina internal combustion EMU project as the carrier, the advanced production control mode is implanted into the assembly workshop of Tianjin Company: the production mode of station system and rhythm production.The preliminary construction of the production structure of the system of work station and rhythm is as follows: the production and circulation of vehicles meet the requirements of streamline, the production operation, material distribution, quality inspection are carried out according to the work station, the production plan is controlled according to the work station, and the abnormal production system is adopted.The implementation of Anton system realizes visual management of abnormal production and improves the efficiency of abnormal handling.At the same time, the lean tools, such as standard operation 5S, visual management and so on, are introduced to build the lean production mode of Tianjin Company.Subdivide the smallest unit for each work station, according to a balanced rhythm organized flow operations.Establish a set of continuous improvement processes from the preparation stage to the implementation phase and subsequent continuous improvement to advance the method.It involves the execution of key work and the construction of lean security platform.
