基于六西格玛设计方法的博诚公司研发项目管理改进研究

【摘要】:当前汽车行业竞争正在加剧,客户需求也越来越多样化。在此背景下,很多跨国汽车企业积极实施本地化研发策略,着重中国市场本土需求,结合国内客户的审美偏好和价值取向,开发出客户中意的汽车产品。而产品的设计创新、质量提高和成本节约,主要在研发阶段已经决定了。要满足国内越来越高的汽车市场需求,就必须要在产品的研发项目管理阶段引入新的技术、新的理论和新的方法。这正是应用六西格玛设计的现实需求和意义。本文以博诚公司为对象,以汽车雨刷研发项目为例,深入探讨了六西格玛设计方法在研发项目管理中的应用。本文基于国内外有关六西格玛设计文献的广泛研究,总结出了六西格玛设计的经典方法和发展趋势。从博诚公司的发展概况,发展战略,企业文化,研发项目管理现状等几方面入手,指出了公司现有研发项目管理存在的主要问题。本文主体部分基于六西格玛设计的理论和方法提出了一套研发项目管理的改进方案。基于六西格玛设计的研发项目管理就是按照规范的流程,即识别、定义、设计、优化及验证。运用合适的方法准确地识别和定义顾客要求,对新的产品或者新的流程进行健壮设计,使产品或者流程在成本不高的情况下,依然对环境变化因素(制造环境或用户环境)的敏感度最小化,从而最终实现产品或者流程的六西格玛质量水平。六西格玛设计所研究的主要内容主要包括:质量功能展开、发明问题解决理论,概念选择矩阵,潜在失效模式与影响分析、试验设计等。本文研究的基于六西格玛设计的研发项目管理改进方案,可以直接应用到相关汽车公司的研发项目管理中,不仅能缩短产品研发周期,加快新产品推广上市的步伐,还能提高产品的可靠性,减少新产品上市后质量维护成本,从而降低新产品研发项目的综合成本,为企业取得了不错的成果和效益。而且本文在研究过程介绍了一系列研发项目管理的工具和方法,也具有很强的推广意义。
[Abstract]:The current automobile industry competition is intensifying, the customer demand also becomes more and more diversified. In this context, many multinational auto companies actively implement the localization of R & D strategy, focusing on the local demand of the Chinese market, combined with domestic customers' aesthetic preference and value orientation, to develop the preferred automobile products. Product design innovation, quality improvement and cost-saving, mainly in the R & D phase has been decided. In order to meet the increasing demand of domestic automobile market, it is necessary to introduce new technology, new theory and new method in the stage of product development project management. This is the practical need and significance of applying six Sigma design. Taking Bocheng Company as an example, the application of six Sigma design method in R & D project management is discussed in this paper. Based on the extensive research on six Sigma design literature at home and abroad, this paper summarizes the classical method and development trend of six sigma design. Starting with the development situation, development strategy, corporate culture, and R & D project management status of Bocheng Company, this paper points out the main problems existing in R & D project management of the company. Based on the six Sigma design theory and method, the main part of this paper puts forward a set of improvement scheme of R & D project management. R & D project management based on six Sigma design follows the standard process of identification, definition, design, optimization and verification. Use appropriate methods to accurately identify and define customer requirements, and robust design of new products or processes so that the product or process is not costly, The sensitivity of environmental change factors (manufacturing or user environment) is minimized to achieve the six Sigma quality level of the product or process. The main contents of six Sigma design include: quality function deployment, problem solving theory, concept selection matrix, potential failure mode and influence analysis, experimental design, etc. The improved project management scheme based on six Sigma design can be directly applied to the R & D project management of related automobile companies. It can not only shorten the product R & D cycle, but also accelerate the pace of new product promotion and marketing. It can also improve the reliability of the product, reduce the cost of quality maintenance after the new product goes on the market, so as to reduce the comprehensive cost of the new product research and development project, and obtain good results and benefits for the enterprise. Moreover, this paper introduces a series of tools and methods of R & D project management in the research process.
