代理商培训师项目管理及其实践

【摘要】:代理商培训师项目是笔者任职的公司为了提高代理商人力发展水平而开设的,本人所在部门主要负责此项工作。在该项目的实施中,笔者应用在工程硕士课程中所学到的项目管理知识,通过理论与实践相结合,探索代理商培训师项目管理的有效途径,并以此为基础撰写出本硕士学位论文。本论文主要阐述如何将项目管理领域和与公司代理商培训师领域及进行有机结合,按照项目管理的思路、方法组织和开展代理商培训师的培训活动。笔者在单位从事培训工作,而培训和培养代理商培训讲师是工作中的重点。在实际工作,遇到许多问题:最初,全国代理商人员由总公司统一培训,但是,随着市场的扩大,代理商人员也相应增加,这样,面对成千上万人代理商队伍,单靠总公司来直接进行培训,是不可能的,故发展和培养代理商自己的培训师队伍是非常必要的。这样,如何发展和建立培训师,如何管理培训师,这一系列问题需要解决。在本论文中,结合实际的工作项目管理理论,逐步从培训师的组建构想,培训师项目的准备,到该项目的实施及后期的跟踪等,做了详尽的阐述。应用项目管理学的基本理论,比如项目管理的本质含义和项目管理的基本职能,如何科学编写项目计划,如何组建项目团队及项目实施中进度控制,质量控制,风险控制等。也应用了项目管理学的方法,这主要采用了项目管理中的项目计划编制的一些方法,主要是网络图,同时在成本核算及违约中,应用了一些财务知识和计算公式等。这些理论和方法与实际工作的结合,使得培训师项目不仅仅停留在一般业务层面,而使得培训师项目形成了自己的一套可操作可复制的理论体系。比如笔者编写很多关于培训的一些指导文件,培训师的选拔要求,培训师的培训协议,如何安排合理的培训计划,如何有效地考核代理商的培训人员等。本次论文结合项目管理理论和实际工作中代理商培训师团队的组建和培养,把笔者所在公司的培训师项目做成具有独特性和达到业内较高水平。比如在培训师选拔,培养,中期考核和淘汰及项目后期的跟进,作为一个完整的项目来运作。这些从项目管理学中来,到实际工作中去的管理规章理论方法,对于本行业和相关行业是非常有指导意义的。同时,论文中也阐述了我们在实际工作中的一些成功案例和一些失败的案例。通过对这些案例的论述使得论文中一些理论化的定义,概念,方法等更加易于理解。也通过的这些案例的逐步剖析和分解,把这个论文展开的更加丰富。论文也大量论述了在培训师项目中的一些可以实操的实例和方法,比如人员发展的分级培养,笔者所在公司把人员分为四个等级,并且设立了四个等级的课程,也例举面授课程和非面授课程。在培训师项目的实际运作中,大量例举了培训师项目的计划安排,实施状况和一些改善情况。尤其是在核心部分质量控制中,笔者采用了全面质量控制,即在代理商培训师项目准备阶段,代理商培训师项目实施阶段和后期培训师项目跟踪阶段的控制,每个阶段的质量控制也包括授课环境,课程课件,外训讲师和后勤保证等全面质量控制。对于项目风险管理,论述了风险管理的含义,风险识别和风险分类等,最后建立风险评估模型并以实例评价了一期代理商培训师项目的风险。笔者按照项目管理的基本思路,基本方法来组织和开展所在公司的代理商培训师项目的论证与管理,项目计划和控制等。并且形成了具有所在行业特色的一整套培训师项目管理体系。
[Abstract]:The agency trainer project is the author's company in order to improve the human development level of the agent. My department is mainly responsible for this work. In the implementation of the project, I applied the project management knowledge learned in the master of engineering course, and through the combination of theory and practice, the author explores the management of agent training project management. This thesis mainly expounds how to combine the field of project management with the field of company agent trainer and to organize and carry out the training activities of agent trainers in accordance with the idea of project management. Training and training the agent training lecturer is the focus of the work. In the actual work, there are many problems: initially, the national agent personnel are trained by the general company, but with the expansion of the market, the agent personnel are also increased accordingly. It is impossible to train directly by the general company in the face of thousands of agents. Therefore, it is necessary to develop and train the agents of their own trainers. So, how to develop and establish the trainers and how to manage the trainers needs to be solved. In this paper, in combination with the actual work project management theory, the concept of training teachers, the preparation of the trainer project and the actual project are gradually taken into the project. The basic theory of project management, such as the essential meaning of project management and the basic functions of project management, how to compile project plan scientifically, how to organize project team and progress control, quality control, risk control, etc., is applied to the project management. It mainly adopts some methods of project planning in project management, mainly network diagrams, and also applies some financial knowledge and calculation formulas in cost accounting and breach of contract. These theories and methods are combined with actual work, making the trainer project not only only at the general business level but also the trainer project. A set of operable and replicable theoretical system is formed. For example, I write a number of guidance documents about training, the selection requirements of the trainers, the training protocol of the trainers, how to arrange a reasonable training plan, and how to effectively assess the agents' trainers. This paper combines the theory of project management and the practical work. Set up and train the team of the trainer training division, make the trainer project of my company have unique characteristics and reach the higher level of the industry. For example, the training division selection, training, mid-term assessment and elimination and the follow-up of the later period of the project work as a complete project. These are from project management to practical work. The regulatory and theoretical approach to the management is very instructive for the industry and related industries. At the same time, some successful cases and some failed cases in the actual work are also described in the paper. Through the gradual analysis and decomposition of these cases, the paper is more abundant. The paper also deals with a large number of practical examples and methods in the trainers' project, such as the classification training of personnel development, the author divides the personnel into four grades, and sets up four classes of courses, and also examples Teaching and non face-to-face courses. In the actual operation of the trainer project, a large number of plans, implementation and improvement of the trainer project are exemplified. In particular, in the core part quality control, the author adopts the comprehensive quality control, that is, in the preparation stage of the agent trainers item, the implementation stage of the agent trainer project. And the post training division project tracking stage control, each stage of quality control also includes the teaching environment, course courseware, external training lecturer and logistics guarantee and other comprehensive quality control. For project risk management, the meaning of risk management, risk identification and risk classification are discussed. Finally, the risk assessment model is set up and evaluated by an example. In accordance with the basic idea of project management, the author organizes and develops the demonstration and management of the agent trainer project of the company, project plan and control, and forms a whole set of trainer project management system with its own industry characteristics.
