ZD通信系统研发项目沟通管理研究

【摘要】:随着科学技术的飞速发展和社会经济的不断提升,在科研项目上的投入将变得越来越多,技术的快速发展和复杂性的增加,使得科技创新难度变得越来越大。在当前形势下,如何进一步提高研发项目管理能力,确保研发项目目标的顺利完成,已成为众多研发项目经理们亟待解决的重要课题,特别是项目沟通是最重要的管理内容之一。ZD通信系统是LTDX公司重大型号项目建设中的一个,也是公司成立以来承担的最复杂的系统级项目。该项目由7个新研制设备、1套新开发指挥软件和选用多个已定型装备组成。系统在研制过程中有多达十几家配套厂家参与,项目的开发过程对沟通的要求非常高。项目也面临诸多困难,如,研制周期长,参与研制和协调的单位多,攻克的技术难题多,资金投入大等。项目经过两年半的时间终于圆满完成研制,并通过了部队机关的设计定型审查。在ZD通信系统级项目管理中,项目主要由部队机关、使用总体和配套单位共同合作完成,在项目实施过程中受各单位的影响因素多,使管理更加复杂,有效的沟通是型号项目管理的关键。论文结合自己的工作岗位、工作经历和工作中经验,拟从识别干系人、沟通规划、信息发布、绩效报告和利害关系者管理等五个方面对LTDX公司ZD通信系统项目的沟通管理展开研究。通过大量查阅文献和书籍,学习项目沟通理论知识,在导师的指导下,理论与自身工作实践及经验相结合的方式,对ZD通信系统项目的沟通管理展开研究。首先,对公司项目沟通管理现状、存在的问题进行梳理、总结。其次,结合项目沟通管理理论知识进行干系人识别、沟通规划、确定沟通形式、沟通原则、沟通技巧、识别沟通中的障碍、解决冲突的方式等分析找出存在的不足和解决办法。最后,根据研究结果制定出了干系人登记册模板、沟通规划模板和绩效报告模板,期望通过这些改进提高LTDX公司军品型号研发项目的沟通管理理论和项目管理实践能力。
[Abstract]:With the rapid development of science and technology and the continuous improvement of social economy, the investment in scientific research projects will become more and more. With the rapid development of technology and the increase of complexity, it is becoming more and more difficult to innovate in science and technology. Under the current situation, how to further improve the R & D project management ability and ensure the smooth completion of R & D project objectives has become an important issue to be solved by many R & D project managers. Especially, project communication is one of the most important management contents. ZD communication system is one of the major projects in LTDX company, and it is also the most complicated system level project that the company has undertaken since its establishment. The project consists of 7 newly developed equipments and 1 set of newly developed command software. As many as a dozen supporting manufacturers participate in the development process of the system, and the project development process requires very high communication. The project also faces many difficulties, such as long development cycle, many units involved in the development and coordination, many technical problems to overcome, and large investment in funds, etc. After two and a half years, the project was successfully completed, and passed the design of the military organs. In the ZD communication system-level project management, the project is mainly completed by the army organs, using the overall and supporting units to work together. In the process of the project implementation, there are many factors affected by each unit, which makes the management more complicated. Effective communication is the key to model project management. The paper combines with its own work position, work experience and working experience, and proposes to identify stakeholders, communicate and plan, publish information, The communication management of LTDX ZD communication system project is studied in five aspects: performance report and stakeholder management. Through consulting a large number of literature and books, learning the theory of project communication, under the guidance of the tutor, combining the theory with their own work practice and experience, the communication management of ZD communication system project is studied. First of all, the company project communication management status quo, existing problems are combed, summarized. Secondly, combining the theoretical knowledge of project communication management to identify stakeholders, communicate planning, determine the form of communication, communication principles, communication skills, identify the obstacles in communication, resolve conflicts and find out the shortcomings and solutions. Finally, according to the results of the study, we develop the stakeholder register template, communication planning template and performance report template, hoping to improve the communication management theory and project management practice of LTDX military R & D project through these improvements.
